I don’t do pain, even in my imagination

In my last post I described an exercise for testing the depth of our positive attitude: write a novel about myself and make myself feel pain.  I tried it.  It was hard!  I’m glad to know that I am not a masochist.

But I learned a little.  I learned that we hate to lose our ‘role’ and that I hate to be around people who are just pretending to have a ‘role’.  From there, I found myself listing the HR procedures for increasing belonging and the metrics to show how much value these procedures add to a company.

My worst nightmare

My worst nightmare is being in zombie-land.  I hate being in places where people have become cynical and at best are just “deteriorating as slowly as possible“.

Of course, I don’t really hate it ~ I am terrified by it.  We are terrified by anything which assaults our personalities.  I’m an INTFJ or a shaper/completer-finisher/resource-investigator.  I don’t do incoherent, lazy, out-of-it.   I may be misguided.  I may be slothful about many things.  But I will always have a purpose.  If I am going to be rudderless, I do it on purpose!

Our nightmare is not to have a role

This was my insight from the novel-writing exercise.   We are all terrified by the prospect of not having a role, or not belonging to our communities and workplaces.  We are very sensitive to rejection.  Even the nuances of rejection send us into a flat spin.

Many things that can lead us to feel that we don’t belong

A lot of things can lead to a sudden feeling that we are out of place.

  • Our general confidence
  • Policies of the firm which signal who is in and who is out
  • Cliques and favoritism
  • Mismatches with our own hopes and dreams
  • And storming – good old crises of confidence

Recraft your way to belonging

  • Heaps has been written in the last few years about recrafting jobs to meet our personal needs.  A waitress tenderly sweeping the floor of the cafe with good music playing in the background is recrafting her job just as the young guy who also works there recrafts his job by trying to sweep as fast and vigorously as possible.  Both put their personal stamp and sense of meaning on the job.
  • Poet David Whyte gives the same advice.  Begin with the ground, the hallowed ground on which you start.  Find meaning and belonging in what you already have and build from them.
  • Positive psychologist,  Christopher Petersen calls expanding from what we have “building a bridge while we walk on it”.
  • And for a good speech showing this is not just for me and you, but for the smartest and the brightest, listen to Dr Rao on Googletalk (YouTube).

Recrafting when we feel rejected

It is tough to recraft when we feel rejected though ~ for this reason.  We hate being rejected and we are loathe to admit that we have been excluded.

  • One, it hurts.
  • Two, we catastrophize and think that if this person rejects us, then everyone else will too.
  • Three, we worry that if we dismiss rejection, we may dismiss feedback that will help us manage future relationships.
  • Four, we catastrophize and think that if this relationship is not worthwhile, none will be worthwhile.
  • Five, we worry that the information that we have been rejected will be used against us!

Rejection put us in an emotional spin and bullies know it!  They’ll use rejection to keep you off balance.

That said, how do you work on finding the good in situation when you are feeling lousy?

Recrafting when we we are afraid

I would say we should do three things.

  • Make an objective assessment of the situation, as clinically as any staff officer in front of a paper map miles from the front line.
  • As you are not sitting behind the lines and you are actually in the thick of things, do as you would in battle. Move yourself, everyone else and everything you need out of the firing line.
  • Consider all the options including the options for negotiation and resumption of pleasantries.

This is really hard to do.  Believe me ~ being rejected by people like employers and teachers, on whom you depend, will frighten you almost as much as getting shot at.  In many ways it is worse.  You can allow yourself to be frightened by bullets as long as you act responsibly.  But to admit you are being “dissed” by your own side rips the guts out of you.

So you do the three steps: you take defensive actions, you try to be pleasant, you take time to make an objective assessment.  And guess what 90% of your energy is going into defending yourself from your own team!

Time spent on mending relationships in a firm

You are now being defensive and so is the next person and so is the next.  Guess what?  Anyone who wants to overrun this outfit, or take on this company, is going to win!

The firm is now in peril

This is my biggest nightmare.  It is quite clear once the spiral of defensive starts, the only thing allowing this firm to survive, is the incompetence of the opposition.  Anyone wanting to ‘take’ them would only have to distract the staff more for the whole ‘shooting match’ to fall apart.

What is the alternative to a firm where we are all watching our backs?

Inevitably, things do wrong in companies.  People do bump against each other quite unwittingly.  Feelings are hurt.  If we want to be successful (survive),we need to establish is a working culture where people are able to deal with shock and surprise without passing it down the line.

How do we stop defensiveness spreading?

Good HR departments, generally in larger firms work hard to keep a positive atmosphere  (I did say good.)

  • Good firms develop strong systems to minimize the management by whim. The reason they do that is to remove the objective threat to one’s employment that accompanies disagreements.  When there is no objective threat, then people can attend to mending their fences.  Good firms don’t allow people who are party to any “dissing”, in either direction, to take part in decisions about each others employment contract.
  • Good firms go to great lengths to manage the assimilation process ~ known as on-boarding or induction. They work with people through the forming, storming and norming stages and then take a watching brief during the performing stage coming back in when there are changes in a team or when someone leaves.
  • Good firms take some trouble to build diverse teams and to educate people why they need the very people who seem very different from themselves.  HR also takes some trouble to make sure that a team is not made of people who are too similar too each other and that the important bridging roles of team player and chairperson (the lazy roles!) are also present.
  • Good firms insist that everyone has an active career plan which is reviewed with you openly by committees chaired by senior members of the firm.
  • Good firms monitor diversity assiduously and keep a watchful eye on the formation of cliques.  HR is quick to intervene to minimize behavior that is rejecting and removes people’s attention from their own job.
  • Good firms design jobs carefully making sure that is is easy to get down to work (autonomy), that growth is possible in the job visible (competence) and that jobs allow us express ourselves meaningfully (relationships).  Work has goals, feedback built into the task itself, adequate resources, dignity, respect, physical safety, contractual safety, mentors and coaches.  We don’t want people so confused about how their jobs fit into the wider whole that they cannot think straight.

This is what I do for a living

My job is to make a system so that we are able to work together even when we are rubbing up against people.  I will see the effects of my systems in several ways:

  • People attempt to resolve difficulties without fear of their contracts.  People take the initiative; people don’t use the employment contract as a threat; negotiation of the employment contract is kept separate from other decisions; there is no fear in the organization or cynicism.
  • The output of people does not vary significantly when they move from group to group.   Nor does the output vary between people with different demographic characteristics.
  • The time taken for people to settle into the organization is known and the process is monitored and taken as seriously as quality on a Toyota assembly line.
  • Everyone has an active career path, we are mindful of who should be seriously thinking about progressing onto other firms, and we treat their onward progression as part of our competitive edge.
  • Deployment of individuals is not only done for and to individuals.  Teams are deployed so that they are balanced.  They are given time to bed down and their boundaries are respected.  Team work is not disrupted without investments being made in the time it takes to reestablish a team.
  • We have designed each job so that it has clear goals measurable by the incumbent, they can see how well they are doing and they can step-into the job in an orderly way sharing their successes publicly with others.

HR Metrics

To monitor my system, I have metrics on each process.  I also monitor HR Costs/Sales in each business unit and over time.  When people have the time to attend to their jobs, I would see small improvements in the ratio.

Take for example, the HR Costs/Sales ratio in manufacturing which is usually around 10%.  If people are able to do their job only 10% better, then the ratio will increase from 10/100 to 9/100 or done the other way from 10/100 to 10/110 or a 1% in Gross Profit.  That is generally going to be “pure” profit ~ that is, it is money that comes available for new equipment, training and even medical insurance and holidays.

When we are making more money because we aren’t worrying, then that is good profit indeed!

We do what concerns us and we are terrified by its loss

So it seems making a role for everyone comes from greatest concern -that we are going to have to sit around faking it.  That  led me to think that everyone wants a meaningful role.  Not everyone wants to sit around making meaningful roles. Who would make the money if we did?  While other people are off making things and selling things, it is my job to create an organization where we can get along without needless friction.

An emotionally healthy company requires good systems.  We must be able to work without fear.  Problems must be refereed as they arise and early.  And we must trawl our systems looking for emotional bruising that is getting buried.  If we continue to hide the casual rejection of people “because we can”, it will eventually cost us our livelihood. While we are all protecting ourselves from each other, our opposition will be taking over our business.

Simply, I am doing my job when you are able to do yours and I do this job because I cannot imagine what it is like to live defensively all day long!

PS I still don’t think I did the exercise properly.  It is very hard to imagine pain ~ even on a make-believe character that looks, moves and talks just like us!

Misunderstandings are so informative!

We are what we say and do

When your eyes are tired, no part of the world can find you  . . .”  so says poet, David Whyte.  David Whyte doesn’t blog, but he has unwittingly captured the essence of the blogging and the inature of the internet age courtesy of Larry and Sergei at Google.

This was a massive insight prior to the Google search engine.  In today’s world, anything & everything we do leaves a trace – a picture, a comment, a blog post.

That worries many people. And sometimes it should. Just because Google says “first do no evil”, does not mean that there is no evil out ther.e

But if we don’t do, if we sit at home talking to no one, then there is no one and nothing to be found.

People looking for ideas, explanation, activity, colloboration – even things – only discover us if we have left a trace.

The search words that bring you to my blog tell me a lot about you .  .  . and me

The search words that bring people to our blogs bring that home.  People search for strange things.  Many people want to take a test to find out if they are good looking.  This sentence may draw them to this post.

Simply, people don’t discover us for what we think we said.  They discover us for what they think we said. And if we didn’t say it, there is nothing to discover.  We are don’t exist. We are simply not there!

We have two choices:

  • Be silent and be, well not ignored, but not known at all.
  • Be misunderstood and be noticed.

Surely the latter is better.  When someone has noticed, then we can can engage in a conversation.  And they way they misunderstand us tells us heaps about them.

Misunderstandings are so informative!

Enjoy.  Maybe we should keep a curiosity diary.  What really surprised me today and what I should ask some more questions about?

Can you stand up in front of 1000 people and state your personal elevator speech in 20 seconds?

A personal elevator speech

When I taught at the University of Canterbury, my colleague Peter Cammock, would ask our class of 900 or so students, whether they could stand up and state their life purpose in a 20 second elevator speech.

Elevator speeches are hard to write at the best of times. When they are yours too, they are really hard.

There are perhaps 5 things that are helpful to understand about elevator speeches that help us in this task

  • Structure
  • Resonance with our deepest beliefs
  • The story of where we have come from and where we are going
  • Our immediate influences
  • And what we are still not sure about

Structure of an elevator speech

An elevator speech is a mini-business plan. Or a mini-operational order. It has five parts.

  • Situation – the story that is bigger than us
  • Mission – that part of the collective story that we will write
  • Execution – the chunks of our mission that can be fulfilled as sub-missions
  • Administration – the resources that we need
  • Communication – how will we know how well we are doing and who should we tell

Resonance with our deepest beliefs

Our elevator speech is not about what we must do, or what other people expect us to do. Duty wears us out and is sure to wear out anyone who is listening!

Our elevator speech is about those dearly held beliefs that are vital and engaging. Our elevator speech is about what brings us alive, what we quickens our pulse, and what brings a light to our eyes. If only we could see that!

The key to finding this magical place is to look at our relationship with others. What is that we love to to do and others love us to do?

We are likely to find this place in our our work, which even if solitary, like painting, is sociable ~ it is for others to use and enjoy.

Who are these others? What were we hoping when we started our work? How do we, or how do we hope to bring the light to other people’s eyes that we want in our own?

It is here, a unique place for each of us, where we feel totally at home. It is here that we live wholeheartedly and we don’t have to plan. It is here that “our deep gladness and the world’s hunger meets”!

Our story

The curious thing about our stories is that so much of our lives are disappointing. What would you feel if you were a graduate in today’s UK facing 20% unemployment and debts from your education?

How would you feel if you were like me? Your country gone. Your house gone. Your career gone. Your life in disarray.

Well, whatever we feel, we should not disown our stories. Our stories give us perspective and the more we have lost, the more perspective we have. As a noobe in the UK, my rich paste and perspective is a gift to people in my new home. My very disappointment is what I have to enrich the lives of others.

Our influences

As I arrived in a new country, I felt muddled. Any disruption ~ a new job, a new house, new friends ~ might have confused me. Losing a country is just an extreme mutation of a general theme!

Slowly, we begin to make sense of what we contribute through our interactions. I do a lot of work on the internet and I was helped on my way by reading the Chief Happiness Officer, Steve Roesler, and Barbara Sliter.

My mission is to be happy

From the Chief Happiness Officer, I learned that my job is to be happy. I felt a bit silly, I must tell you, until I realised that happiness isn’t my vision. My happiness isn’t the bigger story or the shared story. My happiness is my mission.

My happiness is how I contribute to the shared story because happiness is contagious. Because I am a noobe. Because I have a rich past and my perspective on what is good and true at this time and in this place helps people around me fulfil their missions, whatever those missions may be.

My vision is a world where we are confident of our countries

I learned my vision from Barbara Sliter.

“We are ready for more: more meaning, more challenge, better environments, interesting work, balance of life. We are ready to be co-creators”.

I want to contribute to the world where our search for meaning is more legitimate, easier, likelier, just fun. Less hassle and more fun.

My vision, which I think is widely shared, is a world where people wake up with curiosity about what the day holds and sure that their contribution today makes their country great and their community great, their workplaces, schools and colleges thrive, and their families happy and warm places to be.

The execution

And I learned how to execute my mission from Steve Roesler. Steve suggested that employees must start the conversation. I am a work psychologist, so this is important to me.

My specific task in the next year or so is to learn, with other people, how to have these conversations, what it means to have these conversations, what are our choices when we have these conversations, and ultimately of course, what we have learned from these conversations and how they have evolved.

My immediate task, or rule-of-thumb, is to attend to my own conversation with work and people I work with ~”The way we hold the conversation” as David Whyte says.

I am not going to worry about what other people are doing. I am going to ask: does the way I hold my conversation about my work make me happy?

And then I will ask, if changing the way I hold the conversation makes me happy, does the conversation become better, fuller, richer, for other people around me? Do I fullfil my mission of being contagiously happy?

Our uncertainties

Like most people, I don’t say aloud, or post, what is really important to me. I wrote this post a good 18 months ago and I didn’t post it! But it was still in my drafts. Thank goodness for blogging! I wish I had posted it though. This is how far I have come.

I have pursued the vision and mission OK but I didn’t follow through the execution in a focused way. Imagine where I would be now if I had done so? Of course, I can do that now! With a little bit of thought, I can add the steps to be executed to other work that I am doing now!

Elevator speeches in brief!

And there we have it. Elevator speeches have a standard structure. We find out who and what we are in conversations including our work. Some people help us pinpoint what we are doing and where we are going.

We bring in our own story ~ as it is. Often our very disappointments which give us the perspective that others find valuable.

And then we must be bold enough to say what we are doing aloud!

Possibly I should add a step under execution:

Find more places to say my elevator speech aloud so that it gets better and crisper, shorter and more relevant.

I want to bring a light to other people’s eyes.

The psychology of forward movement – kept real

Imagining goals doesn’t quite cut it

It’s a fact.  Our brains don’t distinguish very much between imagining something and doing it!  Mentally rehearse your perfect golf swing and your real one gets better.  Sounds perfect, doesn’t it?  Pity it doesn’t work with losing weight.

The trick is to imagine fully enough.  We have to be able to imagine something in its entirety and reasonably accurately.  We must have no objections or leave anything out!

That’s the rub.  By the time you can imagine something completely, or be totally confident that it will work, you have done it already, and probably often!

Using our brain’s confusion to our advantage but keeping it real

We want to capitalize on the inability of our brains to distinguish fact from fiction but we also want to keep it real.  We want to use our imagination to get us going, but bear in mind that we still have to do whatever it is that we do.  We still have to stumble and fall, and get ourselves up again.  (In fact, stumbling and falling and getting up again must be part of the story that we imagine – we need that skill of error recovery too!)

The ravine exercise

I’ve been using David Whyte’s story of walking alone in Nepal and coming to a ravine with a rickety bridge.  He couldn’t cross it and he couldn’t double back because he had insufficient supplies.  Panic!

We often find ourselves in similar predicaments.  We look at what we want – the other side of the ravine.  And we look at the bridge.  It’s too rickety to walk on.  The gap between where we are now and where we want to be feels too big.  We can’t help ourselves.  Our attention is drawn to the gap.   We stare at the ravine and the long drop down – and  we can think of nothing else.

The current advice is to do what you would do if you are on the edge of the ravine:  check your pockets, see what you have to help you, make sure you are safe.  Get your feet back on the ground. Then funnily, you find a way out of your predicament.  Or, at least survive until the rescue party arrives.

This metaphor works – but it is still hard to do.  The ravine draws our attention no matter how hard we try not to look at it.

The fast forward exercise

I’ve been trying out another mental trick but I haven’t tested it fully.  Would you try it too and let me know how it works?

Think of yourself as you are now, warts and all.  Now play yourself forward 10 years.  Don’t change a thing.  Just make yourself older and fatter!

You probably won’t like the image all that much. And you will be motivated to take the next step.  List the first thing to change and do it right now.

Do you do it?  Of course keep a record too.  In a few weeks, you’ll look back and be surprised at how much you have got done.

I’d also like to know how much effort it took and whether you got a lot done attending to little things.  The extra chocolate biscuit.  The internet banking that is not done.  Whatever!

The psychology of forward movement

The psychology is simple.  We keep our feet firmly on the ground rooted in now.  We imagine what we can imagine – what we understand – and roll it forward with obvious changes – slower, greyer, not as good looking.

Then do what has to be be done now.  It is so much easier!

At least, I hope it is.  Do tell me!

What happened to that “everything is waiting for me” feeling?

Lost: can’t see the opportunity

When I was young, I loved career choices.  The world was my oyster.  Choices were everywhere, and I was in command.

Some people aren’t so lucky.  They don’t feel like that.  Our somehow they’ve gone through a bad patch and they feel lost. As I have got older, that has happened to me a few times.

What can we do about that?  How can we get back that omnipotent feeling that “everything is waiting for you”?

There seem to be three key things to remember.

1. Look after your emotional health

Negative feelings feed on themselves.  When we are feeling down, lost or confused, we like to wallow.  This doesn’t make us bad or inadequate.  It is quite normal to want to wallow.  Physiologically, we are primed to focus on threat, and our worry captures 100% of our attention.

The corporate poet, David Whyte, talks of arriving at a ravine in Nepal and being scared witless by the sight of a rickety bridge.  Many decisions in life are just like this.  We arrive at a ravine.  We can see clearly that we want to be on the other side.  We are least wise enough not rush onto the bridge, but we are paralyzed with fear.  All our attention goes onto the ravine and onto the rickety bridge, instead of working out our options.

The funny thing is that we hang on to bad feelings, as if they are the bridge itself.  Yet this is the time to get a grip.  At the side of the ravine, we check our pockets and rucksack -knife (check), water (check), food (check), etc. etc.

In ordinary life we have to take the time out to exercise, clean the house, and think about what is going exactly as we want it to.  We must, we must, we must (!) sit down each night, write a short summary of the day, and then answer this question:

Why did I do so well?

I can assure you that you won’t want to do this.  You will want to worry and tell me how badly everything is going.  Just do it! and you will surprise yourself by what has gone well.

It is also more.  It takes our attention off the equivalent of the ravine and the long drop down. It focuses our mind on

  • What we can do
  • What we can do well
  • What delights us and
  • what the world finds delightful about us!

2. Start before you are ready

When we feel lost, we often feel very tired too. The idea of starting anything feels too much.  And anyway, if we haven’t sorted out our emotional health (#1), then we are enjoying our panic attack far too much to give it up.

But if you don’t intend to spend the rest of your life weeping and wailing and gnashing you teeth, you will have to begin to move out of the anxiety, before your are ready.

The way we do this is to focus in what we have at hand.  At the edge of the ravine, that is your water, your food, your map, your radio, etc.

In ordinary life, I look for what you love.  What brings the light to your eyes?  I can give you a magazine and ask you to flick through and point to a picture which represent what you want out of life. You’ll have done it in 1-2 minutes.

Or, I can ask you about when you have experienced flow – that feeling of total engagement where characteristically you don’t notice time, but you do notice being growled at when you were late for your next appointment!  That’s flow.  When do you feel flow?  When do you feel totally engaged doing something you just love to do?

Then we deal with the next thought that pops into your head which is  “I can’t”.  I have kids and a mortgage.  I can’t be an artist – I owe it to my parents to make a good living.  I have a student loan to pay off.  I don’t have the skills.  You are looking at the ravine again!  Hold the image of what you want to be, that makes your heart speed up slightly, that makes your eyes light up (you can’t see them can you, but I can). Hold that image.  Don’t let it go.

Now we aren’t going to do anything reckless.  We are simply going to look around our immediate circumstances for things relevant to getting to the other side.  So we take stock.  As we took stock of our map, our compass, etc. at the side of the ravine.  And we do sensible things.  If we were at the side of a ravine and had a radio, we would call in and say where we are.  If we are tired out, we’d work out if it is feasible to eat and sleep.  We secure everything we need to go to where we want to be.  At worst, we may retreat.

But we keep our eyes on what brings us alive?

3. Marshall resources and support

And now for the humdinger, are you the only person in the world who wants you to be on the other side?  Are you Rambo all of a sudden?

As soon as you have yourself secure and have established the all important “time out”, ask yourself who else benefits from you being on the other side of the ravine.  Who else will benefit?  Who else will be delighted?  Who else will enjoy getting you across (however you are going to do it – we’ll leave that bridge alone!).  These questions might make you feel anxious again.  That’s OK. That’s only because this project is something you really want to do and you are about to make it happen.

So, let’s marshal help and resources.  If we were at a ravine, it might be helicopter rescue (do it in style?).  It might be a long trek around. You might be able to walk down and through some shallow water and up. In the morning light, you might realize you can reinforce the bridge. Who knows?  Start bringing together what you need and a plan will emerge.

Once you start to methodically and systematically work on the problem, the universe will conspire to help you.

This can’t be true, I hear you say.  This must be nonsense.  Well not in my experience!  Read on!

Damn the universe, it makes life so easy!

When I first noticed the universe helping me, I did feel nuts.  I felt superstitious and I didn’t like the feeling.  How can this be?  But it happened.  The universe kept helping me.  When I knew what I wanted, and moved towards it, it came towards me.  This doesn’t work if I am dithering.  If I start one thing and I am still doodling or daydreaming about something else, I don’t get any help at all.  I must be totally confident about my priorities and have ‘left all other worlds behind’.

I would get moving on a BHAG (big hairy audacious goal) and the phone would ring.  There it would be.  How could the other person know I wanted that?  It was freaky and just too easy!

Eventually I decided three things.

  • The world is a munificent place.  Stuff probably comes down my phone all day long, but I don’t notice when I don’t want it!
  • I have good judgement!  My sense of what is right or wrong is good.  I know which ravines are worth crossing and which ravines other people want to cross with me.

But sometimes I go through a bad patch when I am indecisive.  I dither.  Do I want to cross; do I not?  I am not ready to make a decision.    In part this is good judgment.  I don’t rush ahead before I know what I want.  But the reality is,  I am also frozen in fear.  Time to take “time-out” to de-clutter my emotional self and figure out what is going on. I know with a small investment, my head will clear.  I will keep my dreams clear, focus on what I have in hand, and be on my way again soon.

Everything is waiting for you

In poet, David Whyte’s words: everything is waiting for you, it really is (and would like you to hurry up!)

It is just that you have come to a ravine in your path.  You want to get to the other side.  You know you need to be there and you are rightly terrified by the rickety bridge and the long drop down.

The most important thing to do is to acknowledge your fear.  Don’t pretend you aren’t scared.  If you do you will either be paralyzed or you will be reckless.  Take yourself in hand, remember your goal  and focus your attention this minute on what you have in hand.

  • First, attend to your safety and the safety of everyone with your.  Take stock of my situation (maps, compass, radio, food, etc. if you were at a ravine), get yourself fed, watered and tell other people to where you are.  When your are physically able to think, focus your attention on what you want!
  • Then thoroughly enjoy exploring your options.  Bring in help if your need it and invite people to be part of the adventure if they want to be (which they probably do!)

Remember the three steps

1.  Keep yourself emotionally healthy: ask yourself daily – why did I do so well?

2.  Start before you are ready – tick off everything around you that is useful for pursuing your dream

3.  Welcome support – list everyone who will be enjoy watching and helping you pursue your quest

And do it for g…  sake.  It’s funny how the toughest of people are so bad at this.  Do it.  Whinging is annoying.

As a youngster, I was baffled by the Biblical advice that there is a time for all everything under the sun. A time to be born. A time to die. It seemed perfectly obvious to me. But then I was a literal child.

Positive psychology and the seasons

A big message coming out of the positive psychology school and the poets like David Whyte, who write about work, is that we must take each season of our life in turn.  It seems though that even positive psychologists struggle to understand the ups-and-downs of life.

Let me try by using the seasons.

It is autumn now in the UK

Summer officially ends in the UK this week. The trees have already turned. The paths are strewn with leaves of all colors and it is cold inside – because it is not cold enough yet to turn on the heating. If we were still farmers, our crops would be harvested and stored, and we would have fodder in the barn for the livestock to survive the winter.

Live life on its own terms

It is here that we find the message. We have to live in summer on summer’s terms. We plant and we reap and we store to provide for the winter.

And we must do the same in winter. We must live winter by the merits of winter.

I am still a ‘noobe’ in the northern hemisphere so let me talk about winter where I came from. Our winter was all of three weeks and days were a short 11 hours! So we lit a log fire in the evenings and gathered with friends and went to bed early to get warm. On weekends, we gathered again to have barbecues in the gentle mid-day sun. We might take advantage of the rainless days to do some maintenance. But mainly we didn’t. Winter was a time of rest and recovery before the growing season came around again.

Up here in the northern hemisphere, I think we are expected to be a lot more productive here. People use summer to play and the long winter nights to work.

Ups-and-downs of contemporary life

The old agricultural seasons help us understand the ups and downs of life and what it means to explore each for what it is.

Of course, we hate the downs. We don’t want them to happen. We are terrified they won’t end.

And the ‘ downs’ are real. I hate it when people tell us they are in our mind. People die. Economies collapse. We aren’t stupid or insane. These are real events. Very real. Very distressing. I hate the Nietzsche expression that what does not kill you makes your stronger. I don’t hate a lot of things but I really hate that.  Downs are real. Please, don’t insult me by telling me they are in my mind.

Winter is not the absence of summer

But they downs need to be understood in their own terms for what they are.  Just as we understand winter as winter not the absence summer. Winter comes before summer, and after summer, and must be respected for itself.

Happiness is respecting the winter of our lives

That is happiness. Happiness is respecting the quieter times, and the harder times, and seeing them as part of the pattern of life.

Then, and only then, do we have the heart and the courage to explore them, not to love them, but to do what is required of us, respectfully and gently, and patiently.

Then we can be in them without rushing them to end.  It is pointless to try to make them end. They will end in their own time, just like winter.

We’d do better to accommodate ourselves to their nature and live within them. And live well within them.  Just as we don’t have frolics in the sun during winter, we may not be bubbling with joy in the hard times. But demanding they end does not end them sooner. It just makes them harder.

The trick is to live winter on winter’s terms.  I am pretty clear that it is easier to do if you understand winter as something that precedes summer and follows summer.

Does the analogy of the seasons apply to our non-agricultural, frenetic, confused modern lives?

When it is less clear that our suffering “is not our fault,” or when it is not clear when our suffering will end, I’ve found it helps to find a mentor who might explain the objective situation.   It also helps to live through hard times in a group. Because much of our fretting is really a cry of “why me?”, when we are all in it together, at least we do not have to protest that the hard times are part of our personality.

When we are leading a group in times of suffering and distress, I’ve found 3 things help.

  • Bring together people who suffer in the same way.

    When they hear each other’s stories, they’ll sort out in their minds what is a feature of the situation and what is in their minds. But don’t tell them to cheer up or that it will all be alright!  Dismissing their hardship is insulting and confuses them more.

    • Assure them that you will be there for them and live your promise.

    Listen. Engage eye contact. Be interested in their story. When they hear themselves telling their story and they see you still listening, they’ll calm down, a lot. Life will still be hard but you won’t have made it harder. They know they have you at least.

    • And celebrate what goes well.

    Don’t pick on one small thing and say that the life cannot be hard if that one thing went well! That is also very debilitating.  They do not need their reality dismissed or tell feel an impossible distance from you.  Just give them the space to talk about what is going well.  That reinforces your relationship and you will hear more about what goes well. See! Easier for you too. 🙂

      Be a warm, companionable log fire in the winter of our lives?

      Understanding why bad times is part of happiness is tough, and living through hard times happily is tougher

      I hope using seasons helps you understand the issue.  And that the 3 forms of aid for your group are helpful. They are classical prescriptions from positive psychology.

      And of course we can ponder why we made happiness so hard to understand in Western thought when we began with the right advice in the Bible!  The philosophers can help us with that!

      The antidote to exhaustion is wholeheartedness

      This strange expression has been made popular by poet, David Whyte, who heard it first from a monk, counselling him during a bad bout of professional burnout.

      It seems cruel, doesn’t it, to be told to put some elbow-grease into it, at a time we are so tired, we literally can’t think straight?

      How does wholeheartedness cure exhaustion?

      We feel exhausted, we become exhausted, when we pursue conflicted goals.  We become like the mouse in a maze with cheese to the left and cheese to the right. Deary me – which way to go?   It is the dithering that is exhausting.  Or being greedy and trying to get both lots of cheese at the same time.

      We feel relaxed and at ease when we make up our minds about what we want to do

      We have a heap of expressions for the sensation of getting moving.

      • We cross the Rubicon (from which there was no turning back as Ceasar and his troops marched on Rome).
      • The universe conspires to help us (Who said that?   It means that suddenly it is easy to do what seemed hard only moments ago.  And that people seem to go out of their way to help you.)
      • Our path opens up as we take the first step (Paulo Coelho tweeting on Saturday).  The path only becomes possible when we are totally committed to moving forward. Totally committed – with no reservations.

      Clarity of goals generates energy – moving toward a goal multiplies energy

      Action becomes so easy and so natural. ‘Getting things done’ is not the issue – it is never the issue.

      Setting goals is the issue. Making up our minds is the hard part.

      Do you know what you want?

      Until we can distill our goals to a set that our smallish inefficient memories can remember (3 and at the most 5), we dither, and we wear ourselves out.

      But is what you want, right?

      You do know, I hope, that we become impossible when we pursue goals.  The dithering mouse turns into a juggernaut trampling over everyone and everything.

      We must make sure that our goals are the right goals.

      Executive pornography

      Did that catch your attention?  I thought it would.

      Executive pornography is not my phrase.  Shocker of all shockers, it is a Canadian phrase and a Canadian metal industry phrase at that.

      As I reviewed my first day at Xoozya, I pondered the difficulty we have with a blank canvas.  When we can live a life we choose with no constraint, its quite disorienting.

      Yes, without being told to start, I don’t have a ready idea where to start.  So I hit the internet and media – what else?

      David Whyte

      First, I listened to David Whyte‘s Midlife and the Great Unknown.  He didn’t disppoint.  He describes a time when he was working for a non-profit and ‘burnt out’ rather spectacularly, as we do.  Fortunately for him, he had a working partnership with fellow scholar, Brother David, who encouraged him to step-up into the role of a full-time poet.

      David Whyte discusses this incidence with snippets of poetry and as ever one from the poet, Rainer Rilke.  Rilke talks about the importance of reaping the harvest of summer.  When it is time to reap, we must reap or not have the harvest to see us through the winter.

      While this seems obvious, in reality, we are often unwilling to harvest the fruits of summer.  Sometimes we are unwilling to grasp with two hands what we want so badly, even though it is all around us.

      We are even unwilling to give up burdensome occupations.  Do you remember dilly-dallying over finishing your thesis?  We often think we are procrastinating out of anxiety or fatigue, but after many years supervising students, I’ve come to believe the real reason delay writing up is that we are don’t know what our lives would be like without the thesis.  When the thesis is done, what will we do?  We are deeply scared by the unknowability of the future.

      So, tick from David Whyte.  Yes, we find it hard to write our own job description.  But this fear is just a class of a common dilemma.  We catch ourselves betwixt-and-between.  Desperate for a new life, we focus on all the things that will not happen so that we don’t take the small steps well within our ability, hereby trapping ourselves in a past whose use-by-date has come and gone.

      Wicked Questions

      Then I googled Wicked Questions to get me to the Plexus Institute which is full of case studies, theory and technique for using complexity theory in consulting.

      Within seconds, I was looking at the work of Ralph Stacey of the University of Hertfordshire.  He is well ahead of the curve on new organizations and from a quick scan I was remined of two heurisitcs.  The first is not to live in the future.  He talks about having plans that respond to the here-and-now. David Whyte makes the same point.  We often frame a plan so that activity will begin after something else has happened – fueling procrastination or living contingently, as Whyte calls it.  Otto Scharmer makes a similar point about ideas that emerging from current conditions.  Strategy needs to come from what is happening now and what is emerging from current conditions.

      Another phrase also caught my eye: Strength grows from contact with the environment, not from existing strengths.

      The key is to look at my interactions with people and interactions between other people to develop a sense of what is possible and where we are going.  I think my heuristic is to think of five genuinely curious and exploratory questions about  Xoozya and take those to work in the morning.

      As I focused on this idea I read on.

      Executive pornography

      The Plexus Institute has many case studies on its site.  One is of a Canadian firm, Federal metals, who regarded typical ‘strategy-speak’ as obscene – as executive pornorgraphy.  They object to the language of setting goals, communicating intent, maneovuring the organization and if they heard the term today, in all probability, employee engagement.

      The important heuristic I gleaned at this stop is that strategy is concerned with making sense of the past.  Strategy is doing what I am doing now. It is reflecting on the normal stressors of the first day at work in a new place.

      So I have three tasks:

      1. Master the communication system
      2. Consider why I am at Xoozya in terms of my broader life’s purpose
      3. List the skills I find essential and the skills I must develop as I look ahead.

      My emotional state is considerable panic induced by the breadth and depth of freedom I have to pursue goals I believe are important.

      Bringing these ideas together

      So how did I get to a place that is quite so nervewracking?

      • Well, I want to work in a place that respects emergence. Of course, as Ralph Stacey says, not everything is emergent. Some tasks are programmatic and simple. I want my computer to fire up when I switch it on, of course.
      • I bring to the situation a familiarity with management literature and to that I returned for structure. What an insight! I wonder what other people use for structure?
      • In my case I dipped into the corporate poetry of David Whyte and was reminded of the anxiety we feel when we are about to step into a life that is very important to us. I looked at the theory and was reminded of the work of Ralph Stacey of the University of Hertfordshire – which is just down the road from me. From this, I invented a good heuristic. What are five genuinely curious and exploratory questions I can ask about my interaction with the environment – probably within Xoozya or as a representative of Xoozya?

      Strength grows from contact with the environment.  What the five questions you would ask about your contact with the enviroment?

      Employment opportunities in the UK

      Today, Twitterers are retweeting BBC’s report that TUC says 60 people are chasing every job in the south, and elsewhere in UK, each job is chased by 10 people.  Is this true?  And if it true, is it unusual?

      I wonder if Andy at SironConsulting a leading recruitment agency would make a comment?

      Talk facts not negative emotions

      I’m a positive psychologist and I hail from Zimbabwe so I know a fair bit about living in an economic crisis.

      • Bad news outweighs good.  People reading the BBC report on their way to work today will need 3 times as much positive information of greater weight just to think straight!  They will need 5 times as much positive information to be creative and to find solutions to challenges of the day.  Be prepared for a rough day at work and stop to take a walk in the park, listen to the birds and admire the daffodils.  You may need it!
      • Even those of use who are good at maths find it difficult to keep track of numbers with lots of zero’s in them.  I don’t undertand why it is so difficult but generally we need to pull out pen and paper and lay out the arithmetic neatly.  Don’t assume journalists have done this.  They are as dazzled as the rest of us!
      • We need information to guide action not to encourage excitable chatter.  We need facts and figures presented, in context, in a way that supports the purpose of the reader.

      I find it hard to find facts and figures about the British economy, so I am going to collect them here.  But do check my numbers.  I do know from living in Zimbabwe that we are prone to make errors when lots of zero’s are involved.  Maybe I’ll add an error from time to time to see if you are doublechecking!

      And I am also going to relate the facts I find to the issue at the top of our minds: making a living joyfully in the UK!

      Here are my two facts for today and my take on the BBC report.

      1   We live and work in the 5th largest economy in the world

      Wikipedia figures for GDP by country seem to be 2008 and are probably in USD.  In the last year, the pound has weakened and our economy will be smaller now nominal terms. We have also contracted about 1.5%.  A year ago, India was expected to overtake us in size and I imagine this has happened.

      So we are probably not 5th any more.  Maybe we are tenth?  Who knows?

      We are still massive by any account.

      2   We have 4% of the world’s economy and 1% of the world’s population

      We have a disproportionate share of the world’s production and services. Yes, we do.  We are well off.

      The world’s GDP is around 50 trillion (million millions or 10^6 x 10^6).  Our GDP in the UK is between 2 to 3 trillion USD.  I’ve taken the lower figure to arrive at 4%.

      The world has 6 to 7 billion people (thousand millions or 10^3 x 10^6).  In the UK, have 60 million people.  So 1% of the world live here.

      We have 4 x our share of the world economy!

      Of course, the USA, with GDP of 15 trillion has 30% of the world economy and a population of 300 million, 5% of the world’s population.  So they have 6x their share of the world’s economy and one-and-a-half times our already disproportionate share.  Pareto’s law in action.  A few people command a disproportion share of resources.

      A share in the UK economy

      Once, we have remembered that we are quite rich, then we can turn to the issue exercising the TUC – the ability of people to take part in the economy.

      Our opinions on this matter provide the underlying tension in western politics and seem to go something like this.  Rich people think they should continue to be rich even if they have just lost billions through bad decisions.  People who seek to make a living through employment believe employment should always be available.

      It seems a sterile debate to me.  Looking at the UK from the outside, people quarrelling in a rich economy look like governors of the workhouse in the film Oliver stuffing their faces while the boys ate gruel.

      It is quite hard for someone who has lost their job, and who is shocked and frightened, to imagine they are in a psychological state similar to  someone who has lost millions or even billions.   Anyway they are in too much shock to care.

      Negative emotions are overwhelming, and psychologsits are pretty confident we need 3-5 moderate positive emotions to outweigh 1 mild negative emotion.  A shock like redundancy needs heaps of positive, which is hard when you’ve just lost the social support system of work and you are short of money too.

      But reality and commonsense must also kick in here.  Certainly, claim redundancy money, sign on, and do sensible things.  But consider your basic game plan too.

      Why are you waiting for other people?

      While you are doing sensible things, do start taking charge of your own life.  Aim to come out of this ‘recession’ not only with your house intact and some savings in the bank, but less, less, LESS, dependent on other people for opportunity.

      Can you create opportunity and look for another jobs at the same time?

      You must.  Otherwise you are in a bizarre position of feeling poor in a country where we control FOUR TIMES our share of the world’s economy.

      There are many simple systems.  Here are 4 suggestions.

      1. Buy British corporate poet, David Whyte‘s CD, MidLife and the Great Unknown and listen to it while you commute, or as you take a walk in a park or field in the gentle spring sun.
      2. Buy What Color is Your Parachute? and do the exercises.
      3. Listen to Dr Srikumar Rao talking at Googletalk (50 min) and follow his advice.
      4. Do my “new person and new url per day” exercise.

      Absolutely commit yourself to taking charge of your life and join in unashamed abandon a chase to catch up with the US!

      We would like 6 times our share of the world’s economy too!

      Not for the sake of gluttony but because it is fun to be innovative and productive and when we trade fairly, people in other countries benefit too.
