Poetry of hope for hard times

Conduct your blooming in the noise and whip of the whirlwind.

One of the hardest concepts to grasp, I think, is that there is a time for everything under the sun.  But, are we supposed to enjoy tragedy?  Are we supposed to accept injustice?

Seasons at least come and go.  Some bad times are more protracted and we are trapped in waiting.  Some people are born into bad circumstances, or find themselves there with little possibility of exiting.

I really loathe the expression “glass half full”.   I think it often means “I’m alright Jack”, and when it does, it is aggressive.  It is denying someone the legitmacy of  their own experience.

That said, when it is our turn to be caught in bad situations, do we really want to wallow?

Understand the whirlwind

I’ve seen a lot of writing, here and there, that we are abandoning, at last, a Cartesian view of life – a dualism where we separate mind and body. In bad circumstances, though, I think we need dualism.  We need to see reality for what it is.  We need to say, this is reality as it is unfolding.  It is important to acknowledge reality in all it awfulness, to call it by what it is, and describe it, without any pretence to do otherwise, in its own terms.

It is also important to say that it frightens us, gives us anxiety attacks, humiliates us, and clouds our judgement.

What we must NOT do, is confuse it with ourselves.  We are not our reality.  We simply exist within the reality.

Poetry to mark our times

Obama has commissioned poet, Elizabeth Alexander,  to write a poem for the inauguration, and through the press coverage, introduced us to another American poet, Gwendolyn Brooks.  Her advice for people living in very difficult circumstances says it all.

“Conduct your blooming in the noise and whip of the whirlwind.”

All about are the cold places,
all about are the pushmen and jeopardy, theft–

what must our Season be, which starts from Fear?
Live and go out.

medicate the whirlwind.

The time
cracks into furious flower. Lifts its face
all unashamed. And sways in wicked grace.
Whose half-black hands assemble oranges
is tom-tom hearted

Singing hearts 2009

It begins

Earlier today, I asked a professional services provider why I was unable to book for Monday.   She inquired of her superiors and that is how she found out that she had been made redundant.

Shortfly afterwards,  I completed a planned trip to Woolworth’s, and stocked up on stationery in their closing down sale.  It really felt rotten paying.  I got brilliant service by-the-way.  If you are looking for good talented  people in the Milton Keynes area, pop into the Newton Pagnell branch.

We stutter

@Pistachio, who is an astonishingly interesting tweeter given to pithy phrases, asked today:  what is the one thing you would change if you could?

This is what I would change: the lack of a coordinated collective, community response to redundanciesPeople should not be left on their own.

But do we fall?

Yesterday, I started persuading my village to join Twitter.  If we are all on Twitter, traders will be able to communicate with us more easily, and we will benefit.   For example, yesterday the Coop had carrots at 50p.  Had you known that before you left home, you would have arrived with ideas on how to make carrot-based dishes.

When I heard my provider had been made redundant, I undertook to find out rents and to investigate whether we cannot hire her independently.

And what help would I value  from you?

I do appreciate people who pop by this blog and make a comment.  I am very appreciative of people who’ve helped me settle well in the UK.

I want you to answer @Pistachio‘s question, but slightly differently.  I want you to think what you want for 2009.  Not what you commit to do as a type of New Year’s Resolution, but what you want.  I want to know what would make your heart sing and your spirits soar?

Why some people stay cheerful in spite of the recession

Psychology of loss and gain

Economists who study behavior will tell you that we value something we lose, much more, than we value something we gain.

This is a pertinent emotion during a recession.   Most of us will lose something.  We may not get the  increase in salary we worked so hard for, or we might make less profit.  We might suffer a large loss, such as our job, or our business.  Some of our possessions may get repossessed.  We could even lose our houses that we saved and skimped and spent many weekends working on.  What chumps we will feel!

Loss is devasting, and distracts us from possibility.

Tom Peters today passed on a fabulous anecdote about Kurt Vonnegut,  Joseph Heller and a hedgefund manager.

“At a party given by a billionaire on Shelter Island, Kurt Vonnegut informs his pal, Joseph Heller, that their host, a hedge fund manager, had made more money in a single day than Heller had earned from his wildly popular novel Catch-22 over its whole history. Heller responds, ‘Yes, but I have something he will never have … enough.'”

Coping with loss

It’s really difficult not to focus on loss when it happens.  Indeed, we shouldn’t move on too soon.  Grieving has its place.

I find the advice from the 5 stages of group formation useful: forming, storming, norming, performing, adjourning.   The leader’s task during ‘adjourning’ is to help an individual break their tie with the group, and to proceed back into the world quite happily as an individual.

Applying that advice to the horrible events that happen in recessions, we have three broad steps.  We need

  • Signal that change is going to happen in sufficient time
  • Plan a rite of passage (like a graduation ceremony)
  • Get people visualizing life without the group (or house or whatever).

No, that’s not quite right.  To talk about ‘life without’ brings our attention back to what we have lost.

Endpoint

We need to talk about our story, all the good times we have had, and gradually get to the point that we see jobs, companies, businesses, not as the end in themselves – just as ENOUGH.  They are there to help us get what we want.

What do we want?  And how are those projects going!  Incredibly hard to focus on those things when confronted with loss – the economists tell us so!

Essential HR in the recession

The Recession: How big is the problem?

Six years ago, before I left Zimbabwe, I did some work for the UNDP in Harare. Their Representative, whom you might think of as the UN Ambassador, was, as you might expect calm, multilingual, knowledgeable, worldly, and very experienced. He said something to me that was memorable, as I am sure he intended it to be.  He said:

Right now you are in a tunnel, and you cannot see the light at the end. But you will pass through the tunnel and see light at the end again one day.

As it happened, I left Zimbabwe, as have three to four million others, and I have found myself in the ‘West’ in the middle of the financial crisis, experiencing deja vu.

Where are we in our understanding?

The stage theory of bereavement is often criticized, but is nonetheless useful for thinking in an organized way, about catastrophic events.  We aren’t in a deep dark tunnel, as we were in Zimbabwe, and as Zimbabwe still is.  We are in the very early phase of denial.  After this will come anger, then bargaining and at the every last, accommodation.

At the moment, we are still trying to fix things, to make them stay the same. We lop off a few workers here, and cut back on some expenditure there.   And in the process, in all likelihood, we make the recession worse!  We retreat into what we know, or into the laager as they say in South Africa, and cut off all possible creative and generative engagement with the unknown.

But if we don’t take immediate action to retrench and downsize, will we survive?  Won’t we just be overrun, and go out of business?

What is the alternative?

Situations like these are exactly what positive psychology and positive organizational scholarship address. Our dread of the tunnel does not make the tunnel go away. And sadly, our dread of the tunnel leads us to do things that feel so right, yet could be so deadly. For example, is it a good idea to conserve the batteries on our torch?  It is?  When we don’t know how long the tunnel is going to be?  Maybe we need a fresher look at what it happening.

The principle of positive human sciences, whether we are looking at psychology generally, or ‘organizational scholarship’, is to identify the processes that have led to our strengths.   As we have no idea what the future holds, we don’t want to squander those strengths, and more importantly, we don’t want to destroy the processes that generated those strengths, and that will sustain and regenerate them.  It is not just the strength we look for, in other words, it is the process that generated the strength that we seek.

Capital we have seen is as volatile as pure alcohol – it evaporates in a flash.  It is part of the business package.  We need it.  But it is not dependable.

The distinct role and contribution of HRM

Our job in HRM during the recession, is to focus our attention on our human strengths, and on the value of our relationships with each other.  It is tough to do this when people are in a panic.  They want relief from the terror of the tunnel.  And they want relief now.

Calming the panic is our first duty.   When the Chief Executive, to the high school student on-work-attachment, are calm, they bring their technical knowledge to bear, and find innovative solutions that last week, we didn’t know were possible. They turn the tunnel from an object of dread, and real danger, into a place of opportunity and growth.

We also need to remember that some people don’t show their panic.  So we have to judge their mood by their activity.  Are they suggesting solutions, or is their very lack of complaint, suggestive of loss of efficacy?  Calming different personalities, from the voluble executive to the quiet person who falls into passive-aggression, calls on our unique technical training.

Our chances

Will we always succeed?  No of course not.  In business, winning is not a given.  But, if we do not believe that our people are capable of working constructively and together, on the challenges we face, then we can be sure of one thing.  We will communicate our doubt.  And our doubt contributes to a downward spiral of self-efficacy and collective efficacy.  We become part of the problem.

Our ethical responsibility, when we don’t believe in our company and more importantly, its people, is to resign, and make way for someone who can work with them, to find the sweet spot where they will surge ahead.

Sadly, when we take short term actions to ‘feel safe’, we may experience the satisfaction of immediate relief.  We might feel less exposed, temporarily, until our customers and suppliers are in trouble, as has happened in the financial sector.  It is a case of making haste and less speed.

To quote @Pistachio of yesterday.

The world seems to run on courage.  When mine falters, things get so stuck and difficult.  When it flows, things start to flow also.

“It’s a new dawn, it’s a new day”

A defining moment

The early hours of this morning, Wednesday 5 November 2008, were one those times when we will ask “where were you when  . . .”.

Stomach-wrenching

The long wait for the election results during the night was stomach-wrenching.  I flipped from one service to another, trying to catch the results from whomever broke them first.  Ultimately, I plumped for BBC, who seemed to be ahead of everyone most of the time, filling with intelligent analysis, and giving us good timings.

The countdown

The countdown to the announcement of California’s results, adding 55 electoral votes for Obama, began.  9 minutes, 6 minutes, 30 seconds, and boom, it was done.

The concession

We waited a decent interval for McCain to telephone Obama, and then McCain came out to give his concession speech.  He was brilliant.  If he had spoken like that throughout the campaign, he might have had my vote.  He was sincere, he was warm, and he showed great leadership setting the stage for working constructively with the Democrats to rebuild America.  I believe his speech will be dissected by students of leadership for many years, along with the magnificant speeches made by Obama.

Winning for the young and the old

Back in Chicago, the groups at Grant Park waited for Obama.  The cameras picked up more than human moments.  Jesse Jackson stood very still, talking to none of cheering party faithful around him, tears rolling down his face.  It was perhaps this image that helped me as a foreigner, understand how this election will heal the wounds of America, that are after all, a legacy of British rule.

The American dream

And then Obama spoke, and spoke to the great American dream – the belief that the US is strong precisely because they recognise their diverse interests.  How important that is to us all!

Awe

This morning, when I awoke around 11am British time, it took me a moment to remember the events of the night, and I found myself not exhilarated but struck by awe.  I checked out the chatter on line, and on Twitter particularly, and was struck by the sense of confusion.  I was not alone.  The only people in the world who treat the results uncomplicatedly are the Kenyans. They have declared Thursday a national holiday.  What dazzling simplicity!

A quiet celebration of a new dawn

I spent a good two hours pondering the gamut of emotions we are feeling and then Twitter threw up this link to a song “Its a new dawn”.  It’s mellow.  Its soulful.

“It’s a new dawn, it’s a new day, its’s a new life for me, and I am feeling good.”  Thanks @sondernagel.

Today we are mellow.  Tomorrow:

“It’s a new world, it’s a bold world”

Confidence in bad times

For the last two weekends, I ran a little poll here on your plans for beating the recession.  The full poll and results are at the end of the post.

Of the two score or so people who answered, this was the modal response.

I have only scenario planned the future INFORMALLY.  I am planning to 2010.  My business is YET to be affected by the recession.  I expect to grow 25% over a 2007 baseline.  I will find a RECESSION-BEATING strategy.

So are we confident or fool-hardy?

Let me add these three observations.

  • People who answer online polls are “geeks” or “geek-like”.  Maybe all of poll results are true.  We haven’t been badly affected and we understand what is going on sufficiently to improve our businesses.
  • A prudent economist friend of mine offers the following:  the stock market has dropped 50% since its peak of October 2007 (possibly more by today).  The average growth rate per year is 6%.  Assuming a good recovery, stock prices will recover their value in 50/6=8 years time (2016).  This simple arithmetic may be useful for people managing their portfolios or planning their retirement.  Notice that people in my survey (typically) assume 4x the average growth rate.  During coaching, some nudging towards practical plans might be necessary.
  • Before I left Zimbabwwe, and while it was already obvius that things were going wrong, my students ran a series of studies measuring and explaining “hopelessness” [not hope sadly but interesting nonetheless].  They measured “hopelessness” in various groups and NEVER EVER found clinical levels of hoplessness.

Explaining hope and resilience

Moreover, any one person’s sense of hopelessness could be explained by the level of social support they perceived from relevant others.  Here are some interesting results.

  • Wives of unemployed men looked to their churches for support.
  • Teenagers about to leave school after writing their O levels [school certificate/high school] felt more hopeful if they were supported by their families.

And feeling supported by their family was strongly linked to the number of family members having work or income

  • Working men in factories depended heavily on the social support of their supervisors. The mood of employees who were well educated and qualified was very much less affected by their managers

What did we take from these studies (and my little poll)?

  • People are naturally resilient.  They believe the best.
  • Social support is critical.

In hard times, it is very important for the management system to provide support.  This is likely to have a chain effect.  The CEO needs to show belief in his or her direct reports and they need to show belief in their direct reports.

  • Social support outside the firm is also critical and managers can help themselves by supporting external support systems.

Enourage people to remain within churches and sports clubs, help them stay in touch with their families and make it easy for them to do so.  Have we arranged for Hindu employers to have time off for Diwali?  Do we celebrate Eid?  Do we help people take time off for important events?

Collective efficacy, solidarity and business results

It is pretty likely that

  • collective efficacy (expressed belief in the importance and competence of our colleagues) and
  • solidarity (our willingness to support each other through thick-and-thin)

add a critical 5-10% onto our collective performance.

I wonder if there are any practitioners out there who are focussing on these ‘soft’ concepts and linking them to the ‘hard’ results of revenue in hard times?

Positive psychology and the credit crunch: some people got it sorted ages ago

What’s morale like where you live?

During the last week, I have seen person-after-person say they are exhausted, catch a cold, and just slump, sometimes close to tears.

My favorite radio programme, Any Questions, (here on Fridays 1900 GMT) is normally my laughter medicine for the week.  This week it was sombre.  Jokes ran to not moving the capital because we don’t want to live with banker, politicians and the press.

What is the most cheerful story you heard this week?

But all is not sombre.  On Twitter, one lively entrepreneur opened two new businesses in the last month.  This being the beginning of the academic year in UK, people are starting new courses, making new friends and enjoying themselves.

On another erratically running train, overfull with two lots of passengers (those for our service and the previous service that had also broken down), I opened a conversation with someone carrying a book on classical music.  He has an interesting story.

So what has opera singing to do with hands-on farming?

He introduced himself as an opera singer.  I found it interesting that he l lived so far from London.  Oh, he said I am also a farmer.  And my father sang well, but for fun.  I sing professionally and run my farm of 150 acres.  By day, I work the farm, and then I go by train to London (2.5 hour journey) to sing and return home to midnight (another 2.5 hours).  Often the only sleep I get is on the train.

He had a shock of immaculately coiffered gray hair as you expect from someone appearing on the stage.  And with a happy smile on his face, he said, his son also sang, but he was a dancer.  His son was off working professionally in Europe. (This is Britain – country undefined – just vaguely over there!)

My happy informant was both proud and embarrassed by his double career.   He is lucky to have two jobs he loves but he is not sure which supports which.

I readily reassured him a business school would say he has a wise portfolio of investments.  When one business is down, the other business is up – which is true it seems.

What is your most outrageous combination?

So remembering that the antidote to exhaustion is wholeheartedness, what are your passions?  What interesting passions are you combining?

And PS What do farming and opera singing have in common?

Apparently, you must be calm in both – calm to sing and calm to handle livestock.

We can’t run our banks or trains BUT we have raised a fair and decent GEN Y?

Life in the 21st century is a little grim

One of the pleasures of living in the UK is long commutes on overfull trains.  I am not talking overcrowding Mumbai-style (aka Bombay) to be sure. But there is a more than 50-50 chance in the UK that I will find myself standing for an hour, or finding a free wall and sitting on the carpet – damn the higher dry cleaning bills.

Two trips back, I plonked my teaching file down on the aisle carpet and sat on it, embarrassing the 50-something who had a seat next to me.  When I declined his kind offer to change places, he retorted, so you can tell your friends about how things used to be better!

But I think it has got better

Actually, I don’t think things have got worse.  I’ve been away from UK and because I pop in and out, I see change intermittently and I think have a less distorted view.  UK is cleaner and quicker than it was 10 years ago and much cleaner and quicker than it was 20 years ago.

And more optimistic

I also don’t think things have got worse for another reason.  I teach (college).  And teaching brings me into contact with Gen Y twice a week.

Gen Y may be many things.  What you can count on is that they want to do a good job.  They ask questions.  They are knowledgeable about what they have been in contact with.  They want to run fair and decent businesses.  They are intensely interested in any curriculum to do with being a good manager or a good leader.  I can hear a pin drop when I get onto topics like charismatic leadership.  It may be narcissism on their part (and mine), but I like to think differently.

So why have we done so well?

So lets pose  a question.  We see so much shocking leadership and management in today’s world.   Steve Roesler pointed to the obvious today.  Many of our workplaces seem to reward bad leadership.  The collapse of the financial system seems to be a case in point.  The post mortems will tell us eventually.

How is it that

We cannot provide decent commuting trains in the 6th richest country in the world, or fair mortgages in the 1st richest country,

BUT

We have raised our children to be intensely interested in being decent, fair and engaging?

Why did we do so well? I am asking sincerely.  What did we do to bring up such a pleasant, decent, energetic, and fair generation of youngsters?

3 steps to positive HR with a recession looming

Demand for HR increases with a recession looming

In this spring and summer of 2008, the northern hemisphere has been in a mild panic: fuel and food is increasingly expensive, banks and financial institutions are struggling to meet their commitments, and recession seems in the offing.  That feels depressing, doesn’t it?

I’ve just done a quick search on Google Trends of what we, the citizens, are saying.  Pop a few terms in yourself.  What patterns do you see?

  • Talk of recession rose sharply in January 2008 and has leveled off.
  • There has been a lot of talk about lay offs but less about job losses.  Semantics possibly, but also talk about what management does to us rather than what we experience?

It makes sense that people are more interested in HR when job losses are in the offing.  This pattern seems to be more pronounced in India and it is not possible to tell whether India is creating the global trend by force of numbers, or creating the trend by the direction of its attention, or simply the place with the most pronounced pattern.

The role of HR during a recession

Though it is an important concern, I am not particularly interested in whether there is a recession or not.  What concerns me is that we cannot create a good future until we can imagine it.

And I am concerned about the role we in HR play in helping people imagine a positive future.  People come to us when they are in trouble and feeling negative.  People come to us when they cannot see a way forward.  The graphs on recession, leadership, HR, hope and strategy show that people are not even looking for hope, strategy and leadership when they are looking for us!

Our key task

The challenge, for us, is that emotion is highly contagious.  Natural empathy will allow us to be infected by our clients’ gloom.

But they don’t want us to share their gloomy predictions.  They want positive action from us.  They want us to advise them and to act effectively on their behalf.  This is what concerns them.

  • What are their options and what can the firm do to help them?
  • What could we do with our skill base that we haven’t thought of?

Practical steps to positive HR in gloomy times

So if we are likely to reflect and perpetuate the gloominess of our clients, how can halt this process and restore a positive, forward looking, strategic atmosphere?

Here are three practical suggestions.

  • Make emotional R&R mandatory for the HR team.

Budget part of the day, part of the week, and part of the month for them to recover from toxic emotions and to restore their sense of what is “good and true, better and possible”.  Allow frequent “walks in the woods”.

  • Increase your budget for strategic thinking (not tactical response) and engage the organization in thinking through positive futures for all its staff.

After all, a firm that is healthy and thriving should be able to imagine positive futures for all the skill sets used in their industry.

  • Increase your budget for calming down line managers.

Stress causes defensiveness.  We try to control what we have and imagination flies out the window.  Stressed managers will quickly create a downward spiral.

And because supporting stressed people is extremely hard work, look after yourself.

Why I am positive

The positive news is that people are generally active and focused rather than passive and reactive.  People are less interested in abstract concepts like “recession” and much more interested in “what they are going to do”.

For young people, recession is not a bad memory.   They weren’t here during the last one.  A minor economic downturn is simply an adventure: something to be explored, something to be understood, something to be conquered and something to be enjoyed in the company of fellow travelers.

My call to action

My call to action:  Add an explicit positive agenda to your HR now.

  • Give your staff resources to recover from negativity.
  • Up the time spent on strategic HR and don’t stop until you have a positive vision for everyone in the company.
  • Work with senior managers.  When they are glum, they make everyone else glum, who then make them even more moody!

And make sure you have your quote of “walks in the woods”, positive mentors, simple pleasures and good home life.
