Poetry of solidarity in hard times

Creeping into our shells

Some people are already having a hard time in the recession.  I can see it on their faces in the village.  And I’m sure there are also many others who are having worse, and who are at home, deeply worried.

If you are one of them, and arrived at this post this weekend, I hope I might persuade you to think back to when you were a kid in the school yard.  What you really hated were the times when other kids wouldn’t play with you.  It was in these times, that we creep into our shell.

But not so, when the teacher took our ball away.  We didn’t go home, or shrink back.  Not at all.  We thought up another game.  And we stuck together.

Solidarity

Sticking together, or solidarity, is the key to surviving bad times, and enjoying them too!

Two poems

If you are still reading, I have two poems for you.  The first is called Wild Geese, and it is by Mary Oliver.   In short, it tells you not to beat yourself up, and to come back out to the yard to play.

The second, I stumbled on the web last night.  It is a love poem, by Nizar Qabbani, and though written by a man for a woman, it reminds us, that togetherness and belonging come from commitment.

Back in those school yard days, there was always one kid, who kept us together and suggested other games.

It does not need to be expensive.  A smile for people in the shops.  A chat over the fence with your neighbour.  A walk with a friend.  A companionable cup of tea.

You may not know whom, but somone may need your solidarity very badly.

Frazzled? Get a one line job description

I don’t know about you, but the last two weeks have been pretty busy for me.  People are coming-and-going, new projects begin, tax returns are due (January 31 deadline for individual online returns in the UK) and I have all those New Year resolutions swirling around my heads, too.

Poet, David Whyte, talks about being so busy that every one around you appears to be too slow.  The person walking in front of you on the street is in the way; your partner left dirty dishes in the sink, again; you colleague, superior or subordinate has dropped the ball, again.

I hate it when I feel like that. I feel like that now, and I know my ‘job description’ is to blame.   It’s just too busy!

Prune

In December, I ruthlessly cut out anything that is rushed or disorganized.  I learned this trick from commercial bankers.  If you are in a hurry, the answer is No.  You are obviously disorganized and your project will fail.

And lest I forget, I staple evidence of disorganization to the front cover of the file!

But I have pruned and pruned, and still, I have too much that I want to do.

Prioritize

I spent much of my life working in universities.  It surprises most outsiders (and students) that the main job of university lecturers is not to teach.  They are required to teach adequately – I was even told by my Dean once – CHEAT don’t TEACH.

Research is their main task.  It is the only thing they can be promoted for and to protect this priority, people get up to work early in the morning and it is a big no-no to disturb any one ‘working at their papers’ or ‘in the lab’.

Admin or community service comes a poor last and tasks are shared and rotated.  Even being Head of Department is rotated.   You do your share, perfunctorily.  That’s it. And it is done in the afternoon.

I’ve tried priotiising, but I don’t have three goals.  I don’t even have five.  I got down to nine and the list has lengthened since the New Year.

My difficulty is that when I am doing one task, I am worrying about the others.  Once we get beyond entry level jobs, it is not the tasks themselves that is important, it is the interrelationships between tasks that are critical.  To shift sectors, triage is more important than task.  University lecturers add value by showing students where a field is going rather than by reciting the lecture they gave last year and the year before.

As yet I have never found a system that allows us to track the inter-related progress of several projects and whether we will achieve our grand plan.  What I do, when I need to work at this level, is draw my goals in a circle and imagine bringing all the goals in successfully at the same time.

Pictures are great for seeing interconnections.  Systems theorists are pretty good at drawing pictures of how the world fits together.

What I did this morning was to write my job description in one line.  A job description should only have ONE goal, shouldn’t it?  Basic Fayol.  This how it begins

My job is to achieve, simultaneously, .  .  .  .   .   .

I took a blank piece of paper and put 2009 in a circle in the middle and started putting my sub-goals in circles around the page.  Hey, presto, they fell neatly into five groups.  I thought some might fall away but they grouped quite naturally.

My next test was whether I could I set quarterly and monthly goals for each of the five groups.  I took another page, put 2009 in the middle and drew FIVE spokes, marked off quarters and months for the first quarter, and jotted down some notes.  Yep, this works.  And I got better names for the spokes, making it clearer what I do, why I do it and how each spoke makes the others possible.

And best still, the pull on my attention seems to have resolved a little.  The tasks that have been getting short shrift, somehow feel like they should be done first thing in the morning, though some can be prepared the night before, and the tasks that I enjoy doing but have more elastic timescales can be done in the late afternoon.

Mmmm, definitely worth trying.

b) My prioritization has sucked, but at least I’ve been aware of it. I’m feeling a bit better.

Hope: how can this touchy-feely stuff help me during the recession?

“I hope so.”

How many times have you said that, and in the true spirit of England meant “I very much doubt it”, or ,”It had better, or someone must watch out.”

Hope was out of bounds

When I studied psychology, we didn’t study phenomena such as hope.  ‘Behaviour’ was ‘in’.  If we couldn’t see it, it didn’t exist.  If it didn’t respond to the experimenters’ manipulation, it was unimportant.

Character, intent, and morality were out.  Be like a rat, or psychologists wouldn’t pay any attention to you.  (Hmm, good idea perhaps?)

Virtues

Positive psychology, under the leadership of Martin Seligman, has changed all that.  Now we study virtue.  Are you zestful?  Are you prudent?

And we aren’t going to impose a menu on you either.  We’ll help you label the virtues that are dear to you, and have been dear to you for a long time.

Then we’ll help you build your life around them.

Hope

Hope is one of these virtues, but it is a tricky one.  It has a double meaning for positive psychologists as it does in lay language.  Some of us ‘specialize’ in hope as others ‘specialize’ courage, humility or love of beauty. If you want to label your ‘specialities’, you can take the virtues test here.

This is how positive psychologists define hope.

Hope [optimism, future-mindedness, future orientation]
Expecting the best in the future and working to achieve it; believing that a good future is something that can be brought about
Hope, optimism, and future-mindedness – You expect the best in the future, and you work to achieve it. You believe that the future is something that you can control.

Hope is linked to control

Sadly, this defintion does not distinguish what we can control  from what we cannot.  People who want to control everything are likely to get very frustrated.  Too much hope of this kind is likely to be anything but a strength.

Equally, we know that hope is essential to all of us.  It is not just a ‘speciality’ chosen by some.  When we have hope, we are less stressed, even when conditions, objectively, are bad.  Those of us who design organizations and institutions as part of our professional work know that leaving control in the hands of individuals is the foundation stone of a viable, vital and vibrant collective.

Torturers understand the importance of hope and deliberately take control out of people’s hands. That is the nature of terrorism, whether it is a bomb on the tube, bullying in a school or factory, or threatening to drown someone when we question them for information.  The intent is to break our will by inducing “learned helplessness”, or the collapse of hope.

Hope is not just a virtue; it is as necessary as air

And there we turn the full circle.  If we are living in the shadow of a bully who is intent on removing hope, it is so, so, important not to let them get to you.  They are likely to succeed, at least in part, because we aren’t miracle workers.  But for every glimmer of hope we retain for yourself and others around us, we are winning.  They only win if they remove hope completely.

Positive psychologists often quote a concentration camp survivor who went on to train as a psychiatrist: Vaclev Havel.

“Hope is an orientation of the spirit, an orientation of the heart. It is not the conviction that something will turn out well, but the certainty that something makes sense regardless of how it turns out.”

Sometimes life sucks

We have to remember that sometimes life sucks, and sometimes ‘shit happens’.  And sometimes it is big stuff that we didn’t invite and cannot control.  When focus on the randomness of life, we rehearse our sense that life is nonsense.  We deny hope.  And we break our own spirt as surely as a torturer.

But what can we do instead?

How do we nurture hope?

When we start to ‘take inventory’, to ‘start close in’, we express faith that our strengths were given to us to use in the situation we find ourselves in, and that we should use them even if the situation is awful and indeed, because the situation is awful.

Hope is not belief in an end point.  Hope is belief in a beginning point.  Hope is a belief in you and in me.

I am good at dealing with recessions!

or will be!

Professional responsibility can be demanding

In an earlier incarnation, I had a reputation for taking on the tough projects – multiple constituencies, vested interests, and consequences for everyone involved.  I loved that work.  It took listening, carefully; it took discretion; and it took carefully working through details to find solutions that others had missed and being very clear about the consequences we asked each party to tolerate.

During most of the time I did this work, I also taught at the local university.  Students were always surprised when I told them, usually to encourage them when they were losing heart over a project of their own, that there was a moment during every project when I felt the project was going to beat me.  There was always a moment when I had felt that this would be the one.

Running a small business is a lot scarier

Starting a small business took anxiety to a whole new level, and the question I ask myself, is why?  Why is worrying about cash flow so much more scary?

Is it because we are so much less in control?

Is it because the stakes are higher – if we mess up we may have to pack up the business?

Is it because running out of money assaults our middle class identity more severely than not acing a professional project that was regarded as difficult in the first place?

Is it because I have higher self-efficacy or self-belief in professional work?

Is it because professional work is for other people and I am less motivated to look after myself?

Psychological advice almost seems flippant

There is a lot of advice around for dealing with debilitating anxiety and I have dispensed a lot of it myself.

  • I like to be well prepared so I have no reason to be anxious.
  • I make sure I have a fall back position.
  • I remind myself of good times.
  • I value my social support – I know it helps.
  • And I make sure I get exercise, sleep, and eat sensibly.

The truth is is when we feel deep anxiety, it detracts from anything else.  We don’t feel prepared.  We don’t have a fall back position.  Good times in the past aren’t really relevant.  We’re on our own.  And now we, can’t sleep, can’t eat or eat too much, and exercise makes us feel like we will pass out.  And if we are really lucky, we have a full scale anxiety attack that looks like a heart attack to anyone watching.

Lao Tzu might have better advice

I pondered this problem for a day and equally pondered the inadequacy of our advice.  We are able to tell people how to deal with theoretical fear, not the real thing.

Then I stumbled on a saying on the Positive Psychology Daily News New Year blog (which is worth reading for itself – check out the Garbage Truck video and the Gratitude Chain).   About four authors down, Kirsten quotes the Chinese Philosoper, Lao Tzu.

Seek not happiness too greedily and be not  fearful of  unhappiness.

This is very much like Franklin Rooseveldt”s “there is nothing to fear but fear itself”, but it says more.  It does not suggest that we should dismiss negative emotions, or try to arrange our life to avoid them.

A full life includes the positive and the negative, all four seasons, spring, summer, autumn, winter, and we need to be competent in managing all of them.  To think of winter as the absence or negative of summer, distracts us from learning how to deal with winter, and more importantly, how to enjoy it.

The idea of happiness promoted by Losada’s work on the dynamics of happiness makes us think of emotional space that includes joy and grieving, linked together on a trajectory shaped like a three dimensional butterfly.  It is just as healthy to be in a place of grieving or fear, as one of joy and pleasure, provided it is a place we are passing through and approached  in a spirit of inquiry, inclusion and emphasis on what works.

After reading the Lao Tzu quote, the mental trick I found useful was to think of myself inside fear – not looking at it, but being inside it, looking at it around me.  That seems to restore a sense of what I am doing.

I have to get good at this!

It is not accepting unhappiness, which one reading of the quotation might suggest, but seeing myself dealing competently and effectively with negative situations.

I hope that this helps anyone else who faces perilous decisions this year!

Mindfully in the recession

Exploration as holiday

Two days before Christmas, all the younger generation in our family are away, exploring new parts of the world, as we often do in early adulthood.  The “grand tour”, or what Kiwis call “OE”, is a venerated tradition to see the world and to cope with unfamiliarity and surprise.  Some people travel “to find themselves”.  Others are drawn by challenge & adventure.

Exploration as necessity

Real challenges, though, when there is no safety net, and lasting, damaging failure is possible, are altogether different.  We are often paralysed by fear, and we come to know too well the phrase ‘there is nothing to fear but fear itself’.  This really means, there is everything to fear, so much so that we cannot afford to indulge emotions that distract us from dealing with threat.

Am I suggesting that we “get hard”, or be Polyanna, and smile?

Julian Carron, a professor of theology at the University of Milan suggests we are all beggars and that to live our lives purposefully, in good times and bad, we must be conscious of our needs, aware of reality, and aware of our needs in our reality, whatever it is.

“The beggar has only one option: asking.”

“So the beggar is not the one who is most naive, but who is most realistic.  And, consequently, as we begin to defeat the confusion that surrounds and penetrates us, nothing can hinder us from become aware of ourselves in the the present moment.”

Like monsters in the dark, what is the unspoken need that panics you to name?

Is there not comfort in saying  “I ask for  .  .  .”?

Does not compassion for yourself awake in you compassion for others, whoever they are, and whatever their circumstances?

UPDATE:  The message that is delivered again and again by poets, philosophers and priests is that we must be able to talk to ourselves about our vulnerabilities; and it is only when we do that we can calm down pay attention.  When we refuse to acknowledge our predicaments, we become very anxious and cannot think straight.  Oddly, when we have not choice but to confront the threats against us, we often calm done and start to deal with them.

Singing hearts 2009

It begins

Earlier today, I asked a professional services provider why I was unable to book for Monday.   She inquired of her superiors and that is how she found out that she had been made redundant.

Shortfly afterwards,  I completed a planned trip to Woolworth’s, and stocked up on stationery in their closing down sale.  It really felt rotten paying.  I got brilliant service by-the-way.  If you are looking for good talented  people in the Milton Keynes area, pop into the Newton Pagnell branch.

We stutter

@Pistachio, who is an astonishingly interesting tweeter given to pithy phrases, asked today:  what is the one thing you would change if you could?

This is what I would change: the lack of a coordinated collective, community response to redundanciesPeople should not be left on their own.

But do we fall?

Yesterday, I started persuading my village to join Twitter.  If we are all on Twitter, traders will be able to communicate with us more easily, and we will benefit.   For example, yesterday the Coop had carrots at 50p.  Had you known that before you left home, you would have arrived with ideas on how to make carrot-based dishes.

When I heard my provider had been made redundant, I undertook to find out rents and to investigate whether we cannot hire her independently.

And what help would I value  from you?

I do appreciate people who pop by this blog and make a comment.  I am very appreciative of people who’ve helped me settle well in the UK.

I want you to answer @Pistachio‘s question, but slightly differently.  I want you to think what you want for 2009.  Not what you commit to do as a type of New Year’s Resolution, but what you want.  I want to know what would make your heart sing and your spirits soar?

Essential HR in the recession

The Recession: How big is the problem?

Six years ago, before I left Zimbabwe, I did some work for the UNDP in Harare. Their Representative, whom you might think of as the UN Ambassador, was, as you might expect calm, multilingual, knowledgeable, worldly, and very experienced. He said something to me that was memorable, as I am sure he intended it to be.  He said:

Right now you are in a tunnel, and you cannot see the light at the end. But you will pass through the tunnel and see light at the end again one day.

As it happened, I left Zimbabwe, as have three to four million others, and I have found myself in the ‘West’ in the middle of the financial crisis, experiencing deja vu.

Where are we in our understanding?

The stage theory of bereavement is often criticized, but is nonetheless useful for thinking in an organized way, about catastrophic events.  We aren’t in a deep dark tunnel, as we were in Zimbabwe, and as Zimbabwe still is.  We are in the very early phase of denial.  After this will come anger, then bargaining and at the every last, accommodation.

At the moment, we are still trying to fix things, to make them stay the same. We lop off a few workers here, and cut back on some expenditure there.   And in the process, in all likelihood, we make the recession worse!  We retreat into what we know, or into the laager as they say in South Africa, and cut off all possible creative and generative engagement with the unknown.

But if we don’t take immediate action to retrench and downsize, will we survive?  Won’t we just be overrun, and go out of business?

What is the alternative?

Situations like these are exactly what positive psychology and positive organizational scholarship address. Our dread of the tunnel does not make the tunnel go away. And sadly, our dread of the tunnel leads us to do things that feel so right, yet could be so deadly. For example, is it a good idea to conserve the batteries on our torch?  It is?  When we don’t know how long the tunnel is going to be?  Maybe we need a fresher look at what it happening.

The principle of positive human sciences, whether we are looking at psychology generally, or ‘organizational scholarship’, is to identify the processes that have led to our strengths.   As we have no idea what the future holds, we don’t want to squander those strengths, and more importantly, we don’t want to destroy the processes that generated those strengths, and that will sustain and regenerate them.  It is not just the strength we look for, in other words, it is the process that generated the strength that we seek.

Capital we have seen is as volatile as pure alcohol – it evaporates in a flash.  It is part of the business package.  We need it.  But it is not dependable.

The distinct role and contribution of HRM

Our job in HRM during the recession, is to focus our attention on our human strengths, and on the value of our relationships with each other.  It is tough to do this when people are in a panic.  They want relief from the terror of the tunnel.  And they want relief now.

Calming the panic is our first duty.   When the Chief Executive, to the high school student on-work-attachment, are calm, they bring their technical knowledge to bear, and find innovative solutions that last week, we didn’t know were possible. They turn the tunnel from an object of dread, and real danger, into a place of opportunity and growth.

We also need to remember that some people don’t show their panic.  So we have to judge their mood by their activity.  Are they suggesting solutions, or is their very lack of complaint, suggestive of loss of efficacy?  Calming different personalities, from the voluble executive to the quiet person who falls into passive-aggression, calls on our unique technical training.

Our chances

Will we always succeed?  No of course not.  In business, winning is not a given.  But, if we do not believe that our people are capable of working constructively and together, on the challenges we face, then we can be sure of one thing.  We will communicate our doubt.  And our doubt contributes to a downward spiral of self-efficacy and collective efficacy.  We become part of the problem.

Our ethical responsibility, when we don’t believe in our company and more importantly, its people, is to resign, and make way for someone who can work with them, to find the sweet spot where they will surge ahead.

Sadly, when we take short term actions to ‘feel safe’, we may experience the satisfaction of immediate relief.  We might feel less exposed, temporarily, until our customers and suppliers are in trouble, as has happened in the financial sector.  It is a case of making haste and less speed.

To quote @Pistachio of yesterday.

The world seems to run on courage.  When mine falters, things get so stuck and difficult.  When it flows, things start to flow also.

5 tips from the recession guru!

Self-appointed recession guru

Do I dare call myself a recession guru?  Why not?  I spent most of life working in a regional centre given to trouble and strife!  If we weren’t rapidly readjusting to major political turmoil, we were adjusting to the effects of drought on agriculture which was our primary economy.  In a good year, the economy expanded 3%.  When the rains didn’t come, we went back 3%.

  • We got very good at scenario planning and not over-reacting.  We were brought up on the phrase: anyone can make money when the markets are going up.  A business person plans for the up and the down.
  • We stopped blaming people.  If weather is the problem, then plan for it!
  • We learned about the economy.  As an HR consultant, my business wasn’t hit in the year the economy went down.  It would feel the pain 2-3 cycles later.  Simply, psychologists don’t work with farmers very  much.  We work with people who supply the farmers and people who supply the suppliers.  It takes a little time for the effects to work through the levels.
  • We learned what the numbers meant.  For the record, a downturn of 7% will have accountants hyperventilating.  Quite often their firms are technically bankrupt and they should cease trading – but if every one is in the same boat, you breath fast and trade through!  Equally I can tell you with confidence that you can survive 100% inflation quite well. At 300% expect people to get seriously ill.  Relax.  We aren’t there yet!
  • And above all we learned to focus.  We learned to sack customers who didn’t pay on time!  It is disconcerting to shrink your revenue, grow your profit and play more golf.  But that is how it works!

Time management

BNET published a good article today on time management.  The centre piece of the article is the busy, busy person who is racing around being busy being busy.

Since I have come to live in the UK, I have been stunned by poor time management.  I am amazed by someone who delegates his time management to a subordinate (usually blokes delegating to gals?).   Beyond a junior levels of management, our tasks aren’t serial, they are interrelated.

Let me give you an example:  I email you asking to discuss something.  You email back to say yes and speak to your secretary.  I write to her (usually).  She consults you (or doesn’t).  She writes back with some questions about time.  I write back.  She confirms.

7 emails to do something you had the power to do in your first reply.  When I confirmed, that would be 3 emails.

The pre-email rule is that any piece of paper should come across your desk once and once only.  You should have been sufficiently clear about your priorities to make a decision whether or not the meeting with me was important to you and how our meeting would move your major project forward.

All else is dross.

HR and the recession

As HR practitioners, we have a major role in a recession:

  • Make sure we are calm ourselves.  Get the HR team taking exercise, working reasonable hours and secure about their own prospects.
  • Back up the people like accountants who are on the front line.  Spend time with them to make sure they are taking exercise, working reasonable hours and calm about their own prospects!
  • Get the conversations about the economy and the company humming.  Make sure managers understand the economy and talk to staff (I’ve heard of Royal Bank of Scotland managers unable to discuss credit derivatives with their staff – don’t be like that please!).  Resource the conversation and support it with social media.
  • Make sure people understand what factors the business must focus on to succeed and keep them focused!

Above all of course, we should be focused.

“Know your Number 1 priority. If you achieved nothing else in the next 12 months, what single achievement would most contribute to the success of your organisation?”

Can we answer this question ourselves?  How many people in the organization could state the No 1 priority for

  • the organization
  • their unit
  • their boss
  • themselves
  • each of their colleagues
  • their subordinates

Remember, any one can do business in good times.  It is the bad times that test our credentials.

Abrupt change, relocation and HR/OD/Psychologists

Those of us in the HR/OD/Psych trades know absolutely, for sure, that in the next year, we will be helping many people regain their bearings after abrupt changes brought about by house losses, job losses and relocation.  I’ve had some practice at abrupt change because political issues at home have led to relocation first to another country, then to another city, and then again to a third country.

Thank heaven for social media

I arrived in UK 1 year and 5 months ago.  You can always spot a migrant.  We can tell you how long we have been somewhere in months.  This is my third major move and yes, as with all things, we improve with practice.

My last moves were to relatively small places where to all intents and purposes it should have been easy to meet people.  You know, walk down the street and shake hands with each one of them. It didn’t work though.

Coming to the UK was quite different.  There are 60 million people here.  Brits work long hours (50-60 hour weeks) and compute long distances.  I commute  5 hours a day.  One neighbour makes a 100 mile round trip each day in one direction and another goes the same distance in the other direction.  Who has time or energy to say hello?  The commute trains are eerily silent as people sag on well worn seats reading their horoscope in freebe newspapers, playing with their ipod, or just sliding into a fatigue induced sleep.

Yet, is has been easier to meet people here.  And this is why: social media.

What is social media?

Social media is the read-write, two-way web, like Facebook and Twitter.  Social Media is the web we are a little frightened of because we can sit at home and talk to a stranger in a way we might not on that train of exhausted commuters.

So how does it work?  In the ordinary world, to meet people I go along to some semi-public event – like the Christmas party hosted by the gym.  I have nothing in common with anyone else at the party except that we use the same gym.  I hope the gym makes a profit from a party but it is after all a slightly forced and odd social occasion.

Social media has many more applications than Facebook.  A very important one for people who are relocated is Yahoo! Events Upcoming.  By scanning for events within 100 miles of your home  (Brits travel long distances very routinely), you can find events that you are genuinely interested in.  You indicate you will be going and you can look down the attendance list and see not only who else is going but where else they are going.  In that way, you are able to converge very quickly into groups of people who share your interests.

Moreover, the people who use social media understand networking and are more likely to talk to you and introduce you to people at the event.

My experience

I found the inimitable Chris Hambly, guitarist, rugby player, media camp organizer, online education guru and general connector via Yahoo! Events Upcoming.  He kindly referred a journalist to me for an opinion on the media camp he organised, and though my name is spelt wrong, here I am, 17 months after arriving in a new country, quoted in a leading daily!  Thanks Chris.  Thanks, the Guardian.

And remember coaches, of all descriptions, when helping people cope with radical transitions, think social media.
