Happy Thanksgiving from UK!

Thanksgiving in UK

We don’t celebrate Thanksgiving over here ~ at least not en masse.  But Americans who live among us do.  Some celebrated early and have regaled us with stories of botched gravies and seasonal accompaniments. Others have desperately needed lettuce.  And others insist on making cranberry sauce from scratch.

Naive questions from foreigners

I asked my American colleagues what you are celebrating.  They were dumbfounded.  It’s an excuse to eat one said.  Another sad you were celebrating the first harvests of the Pilgram Fathers ~ and then laughed embarassedly!  Political holidays are always so awkward!

So Happy Thanksgiving to you.  May you have a good time with your families and safe travels!

Are you like a zombie bank? Zombie life on borrowed time and money (Part Three)

Are you sleep walking through your life?

Well are you alive? Do you have pulse? At best, are you sleep walking through life? Are you wandering from one thing to another not particularly enthused by anything, maybe grumbling when you have a chance, spreading your vague dissatisfaction but wishing you weren’t?

Are you keeping company with people who are dull and dusty? Do you work in an industry or a company which is really a zombie? Slowly dying, but not aware of their slow decay and certainly not in the market for anything lively or exciting?

Deteriorating as slowly as possible is not a life. Denying that we are just deteriorating as slowly as possible is not a life either.

John Olgbert listed 6 symptoms of a community that is “slowly deteriorating”, stagnating in self-satisfaction and lack of urgency.

1. “Phoning-it in”

We go through the motions. We take short-cuts. We do our second-best work in the belief that we are so good that 2nd best is good enough. When we are challenged, we even argue that no one will notice – and probably laugh.

Assessment: What task will take the longest this week – either in one go or when you do it repeatedly? Are we going to try a new way of doing it or are we going to use the same methods and words that we have recycled for years?

5 If you will add a completely fresh and flourishing look

3 If you are making an improvement

1 If you are following a script written by you or by any one else.

2. Cynicism

When other people do better than us, are we are jealous or envious or admiring and curious. Do we find some way to diminish the successes of others so that we don’t have to take any action ourselves, either to catch up, or to advance our own dreams?

Assessment: Who does what we do so much better than we do? What do they do that we would like to do just as well? Or are we able to dismiss our dreams readily with “don’t have time”, “not important”, “not my priority”? Of course not, :), that’s why we noticed in the first place.

3. Nostlagia

We spend more time describing what used to be and how good it was than talking about what we are doing now and the people we are with now.

Assessment: What were the best conversations that we had during the week. How many were about the past and how many are about now!

We don’t volunteer to lead and no one else does either! Fewer and fewer people want to be part of this game!

Assessment: How many young people are banging on you door to be taken on as an apprentice? How many tasks did you volunteer to do with a spring in your step knowing that this is a community that you really want to be part of?

5 We have more good volunteers for leadership positions and they volunteer without cajoling

5. Dull tasks don’t get done

The little things that make the difference don’t get done and feel like drudgery.

Even though the celebration is over and we are in a new race with new people and new priorities, we are still introducing ourselves as winners of the last race.

Assessment: We are rightly proud of what we achieve and so is every one else. Everyone admires us and we rarely hear any negative feedback. Of course, everything is perfect around here 🙂

5 We are alive to differences in opinions and interests and when we agree to differ we do so respectfully expecting to join forces on other projects

Rate your life and your involvement with our community and company!

I’ve used this to rate the various places I have worked. It provides a good summary of when we should be thinking of “recrafting” our jobs. A rating less than 25 and we should we listening to Dr Rao on Googletalk (YouTube) and doing some career housekeeping!

Of course, if you have rated 18 or below, you will be feeling so energy less, you will click away and look for another diversion.   Do you yourself a big favor and right this minute, right a short summary of your day, figure out what you could do better.  Then right away, write down Why you did so well. Do that now.  Recover your life.  Fall back in love with life again.  Even if it seems the most impossible thing to do.  Begin.

Are you like a zombie bank? Zombie life on borrowed time and money (Part One)

My Saturday mornings are zombie time and this week I have been pondering zombie-lives

How do you spend your Saturday mornings? Some people race around. I find that the best review programmes tend to be on radio and TV on Saturday mornings and I like to let the world wash over me, get up late, and spend some time reflecting on how the week went before I go out to do the shopping and join friends for a meal.

During the week I tend to push observations that are not particularly practical to the back of my mind. In my Saturday morning time, I pull them to the front and tidy them up – make sense of them.

This week I kept brushing up against full-scale denials

In quite unrelated incidents I remembered and noticed a peculiar habit that some people have ~ that we must all have ~ of denying reality.

Of course, it is absurd to think we ever have a completely accurate grasp of the world around us. And we know that there is nothing more delightful and shocking than the view of the world from a completely different perspective. But sometimes we actively deny reality.

Mother of an abused child syndrome

  • I once lived and worked with people who had what I called “mother of the abused child look.” Whenever anything difficult came up, they looked past your left ear.

No one else lives here syndrome

  • I lived previously in a place with quite shocking art. It had no depth perception and the background was often blurred. The background certainly never had people in it except as a silhouette on the horizon.

We are invented the moon, we really did

  • I’ve known communities who live a perfectly Walter Mitty life. They have quite grandiose ideas about their contribution to the world matched only by shocking squalor of their physical circumstances and sparseness of their professional knowledge.

Denial in the big bad West

In the big bad West of the developed world, there is another phenomena. This is not necessarily an individual phenomena, I might add. We all do the things I describe, so it is a cultural phenomena – a collective way that we experience our collective life and express our collective purpose.

As it happens, as it does, a good description of this phenomenon arrived in my Google Alerts in a post on leadership from by John Ortberg, whom I don’t know, but I take it from the details is a Christian minister in the USA. Sadly there is no comment box to leave a note appreciating his work. It you are running an Alert on yourself, thank you.

Deteriorate as slowly as possible

John makes the point that many people seem to live by a motto “Deteriorate as slowly as possible.”

When you have been big, rich and powerful, inevitably there is some decline ~ at least in bigness, richness and power.  Inevitably when you live in a country that is big, rich and powerful, then you have, say, a 66% chance of not really being big, rich or powerful yourself and you live in the reflected glory of people who make your country big, rich and powerful.

The flip side of success then is deterioration. That is is just reality.  It is not a psychological phenomenon.

It becomes sad, it becomes a denial or reality, when we aren’t aware of our deterioration, or we are stuck in deterioration ~ moaning, complaining and whinging such as the English are prone to do. Deterioration is part of our life. It has to be as the shadow of success.  But we must live well within it.

How should we deal with deterioration?

How should we deal with deterioration? Gracefully? That is one option. Gluttonously – that is another option – I know someone who said she enjoyed living in decadent societies. But why not exuberantly? Why can’t we enjoy the morphing and regeneration that is a natural part of life as a snake changing its skin? Why can’t we celebrate the cyclical shriving? Why can’t we celebrate newcomers and mourn the departure of old ways in dignity?

Anger: I am angry so that I am important?

Active listening

I thought I had a post somewhere on basic active listening.  It seems not.

Active listening is often required when we least expect it

Active listening isn’t hard.  Provided we remember to do it!  When we are needed to listen, simply listen, we are often in a rush ourselves and it is the hardest ever to slow down and pay attention.

Three situations require active listening

There are three classical situations when we must pay attention and listen

  • Requests: Please may I have .   .  .!
  • Help:  Everything is going wrong!
  • Anger:  Life is unfair!

We rarely miss anger!

The third, anger, is the one we don’t miss.  Angry people get in our face.  They are bristling with rage.  They want something to change now and they’ve decided that it is all our fault!  Can’t miss it 🙂

It can be hard to react with applomb

Sadly, because other people’s anger often takes us by surprise, we don’t react well.

If we have a moment to catch our breath, we are probably OK.  We give the person the attention they crave so desperately and reassure them of their importance in the world.  They calm down and feeling a little sheepish, become our new best friend.

But what of our anger. What we we are angry?

It strikes me that England is an angry country.  And people enjoy being angry.

Anger in Britain is a treasured state

Anger in England isn’t an unpleasant temporary state that people want to get away from. It is a treasured state to be sought.  People even seem to feel important when they are angry.  “There!”, they seem to be saying, “I am angry too!” It is almost as if their status is restored by being angry.

I get angry so that I can be important enough to be insulted?

It’s a perversion.  Usually we are angry when our status is diminished, and we want it restored.  When an angry person also has a triumphant gleam in their eye, I wonder whether they are also delighted to have found a situation where they are important enough to have been insulted?

Someone needs some deep respect

If I am right, and there is no reason that I should be, then a way to reduce anger is to help people feel valued.  Courtesy and politeness do this in part – but they avoid “dissing” the other person.  Courtesy and politeness isn’t respect.

If we want to help people find status without resorting to some bizarre form of tantrums, then we need to take the trouble to find out what about them is deeply valuable to us ~ and tell them.  I found a great quotation from E E Cummings yesterday ~ we have to mirror to people what is so wonderful and why we would be so much poorer without them!

Extreme experiments in life

Try that as you are next on a commuter train and your neighbour is annoying you.  Pay them some attention. Yes, I know you are English, but try.  It will be a fun experiment, won’t it?

Where are the system specialists in UK? The amber light for UK today

EPS

If you are an accountant or financier, EPS means earnings per share. If you are a staff manager or systems designer, EPS means events, patterns, systems.

Events, patterns, systems

Here we are in November 2009, a good year after the collapse of Lehman Brothers and two years after the run on Northern Rock.

Events

Each of those is an event. People on the front line had to respond. They stood in the queue to get their money out of Northern Rock. They carried their belongings in a forlorn cardboard box out of the Lehman building.

Events are about doing. What we do brings them about. What we do deals with their consequences, good or bad.

Patterns

Two banks going under (and later more) may or may not be part of a pattern. In this case, we have a pattern.

As soon as people made a “run” on Northern Rock, many of us will have asked, is the ea pattern? And if so, what shall we do about it?

Many of us sat down immediately to review the stability of our own banks. We checked out all the rules and moved our money about so all our eggs weren’t in one basket.

Patterns are about asking questions. Is a pattern emerging? If so, what are the forces behind the pattern? How will the pattern effect us? What does knowledge of the pattern allow us to turn it into an event ~ to do.

Systems

And as soon as we had moved our own assets to safety, we asked the next question: why? Why and how did we run our affairs so they led us to this peril? How was it that we missed earlier patterns and did not take evasive action earlier?

For ordinary people, systems are about pondering. And for some ranting and raving. Professional systems designers and staff managers review the information systems alert the people who “do” that something needs “doing”. We review the information systems that trigger, or failed to trigger, question. And we review the information we used to look for patterns.

Events, patterns and systems correspond to the three circles of managers.

Do-ers

On the front line are those that do. They need information to warn them of events and to manage events as they unfold.

Managers

One step back are managers. Their job is not to ask whether the doing is getting done ~ that is the job of doers. Their job is to look at patterns.

They might compile the information on whether the job is getting done and feed it to the frontline. But if the job is not getting done, they should ask whether the right information is being delivered at the right time.

System designers

A second step back are system designers ~ managers of managers. They neither control events nor deliver information directly.

They ask another question: will the system of doing, pattern detection and information give us the patten of events that we are able to manage?

Many people start to glaze over at this point.

What kind of work do you like to do?

Doing is busy and immediate

Most people work on the front line. They like it there. It is busy, active, sociable and very very immediate.

Good management works ahead of the action using information from days gone by

The old saying, though, is that without good governance, life is nasty, brutish and short.

Let me illustrate in everyday terms with the smallest act of good management. An irritation shared is usually quartered. When someone is carrying a heavy load, we stop to help. It takes us a few seconds and it makes a huge difference to easing their day.

When we have the right information at the right time and the right place, everyone is able to do more, more quickly. Manager might not carry the heavy loads themselves, but they will have alerted people that someone needs help, or found out whether the heavy load could have been broken into parts, or worked out whether it would be cost effective to get in some machinery.

Managers work ahead of the action by using information from days gone by. They still see what is happening. They see results and often dramatic results. But they are not doers.

Managers miss doing

In many organizations, managers come from the ranks of doers and they resent not being part of the old team. And they resent no longer having the thrill of immediacy. In some organizations, like universities, they resent the sharp loss of status because doers – those who do research – know that managers are unable to do.

In most organizations, managers also have the power to order, rather than advise, doers. Managers are also paid more.

Higher status & greater authority makes sense when we are unable to manage without first having been doers.

Increasingly though, it makes no sense at all for managers to be paid more than the people they manage. Take air traffic controllers, for example. They are unlikely to have been jet pilots. Air traffic controlling and flying planes are two different career paths which are learned and maintained separately. For very limited periods, air traffic controllers are able to give orders to pilots, but this is only a pragmatic arrangement. A system has been worked out where you “take a number and wait your turn”. Air traffic controllers are announcing the pilot’s turn ~ not telling them how to do their jobs.

We see instantly from this example that more people prefer to do ~ fly the plane ~ than control. That is how it should be. Nonetheless controlling is an important job for those who have the temperament to do it.

System designers are removed from the action but think up the system

And now you walk away, a little bored but satisfied that you understand it all. You’ve forgotten the system designers. Who thought up the system of air traffic control? Who investigates when something goes wrong?

Well, the third tier are widely despised! We don’t do. We don’t control. We are rarely seen until after the action and then only when things have gone wrong. We are the system designers and we come in two forms: the forensic – the after the event crew ~ and the designers.

Either way, our job is look at the system and ask whether it delivers a range of situations that are doable and controllable.

Obviously there are few of us. We aren’t needed every day.

The ongoing work of systems designers is seen more obviously in process plants. Highly qualified engineers design the plant and are on hand to advise when the process limps. When the system becomes luggable, or otherwise incomprehensible, the engineers are called in to reveal the more obscure ways of getting things to run smoothly again.

Design work is even more interesting because it is done ahead of time. Design work in human systems often attracts people who have a lot to say about the world. They don’t necessarily fit in well to systems work simply because the world rarely obliges us by doing what it is told!

Good systems designers are savvy. They leave plenty of room for the system to wrap itself round people and the way they do things. System designers have a good sense of side-effects, they have a sense of how long things take, and they understand the stop-and-go nature of human affairs.

But note, systems designers exist!  They’ve designed every thing you use. Banks. Post offices. Roads.

They check everything you use. There are engineers out there right now checking that the bridges are safe. There are doctors running medical “seeing ahead” to possibilities you cannot imagine. There are auditors checking businesses and banks to make sure your money is safe.

Where are the people who designed our systems?

What has puzzled me during the scandals of the last two years is that we haven’t heard much about the system designers – both designers and forensic investigators. I am not sure why we have this silence.

We are left with the impression that system specialists have been taken out of the system and the top level managers who are responsible for overseeing them haven’t being doing their job.

An amber light for the great system of the UK

For me, that is the greatest “system” amber light in UK today.

Why aren’t the system designers more visible?

Why don’t we point clearly to work units, to degree courses, to professions whose very job is to make sure life is doable and controllable?

Isn’t the lack of trust that people have in UK politicians precisely because they cannot see where decisions are made?

Who designs the system? Who checks that it is running? Point me to their offices!

Can you stand up in front of 1000 people and state your personal elevator speech in 20 seconds?

A personal elevator speech

When I taught at the University of Canterbury, my colleague Peter Cammock, would ask our class of 900 or so students, whether they could stand up and state their life purpose in a 20 second elevator speech.

Elevator speeches are hard to write at the best of times. When they are yours too, they are really hard.

There are perhaps 5 things that are helpful to understand about elevator speeches that help us in this task

  • Structure
  • Resonance with our deepest beliefs
  • The story of where we have come from and where we are going
  • Our immediate influences
  • And what we are still not sure about

Structure of an elevator speech

An elevator speech is a mini-business plan. Or a mini-operational order. It has five parts.

  • Situation – the story that is bigger than us
  • Mission – that part of the collective story that we will write
  • Execution – the chunks of our mission that can be fulfilled as sub-missions
  • Administration – the resources that we need
  • Communication – how will we know how well we are doing and who should we tell

Resonance with our deepest beliefs

Our elevator speech is not about what we must do, or what other people expect us to do. Duty wears us out and is sure to wear out anyone who is listening!

Our elevator speech is about those dearly held beliefs that are vital and engaging. Our elevator speech is about what brings us alive, what we quickens our pulse, and what brings a light to our eyes. If only we could see that!

The key to finding this magical place is to look at our relationship with others. What is that we love to to do and others love us to do?

We are likely to find this place in our our work, which even if solitary, like painting, is sociable ~ it is for others to use and enjoy.

Who are these others? What were we hoping when we started our work? How do we, or how do we hope to bring the light to other people’s eyes that we want in our own?

It is here, a unique place for each of us, where we feel totally at home. It is here that we live wholeheartedly and we don’t have to plan. It is here that “our deep gladness and the world’s hunger meets”!

Our story

The curious thing about our stories is that so much of our lives are disappointing. What would you feel if you were a graduate in today’s UK facing 20% unemployment and debts from your education?

How would you feel if you were like me? Your country gone. Your house gone. Your career gone. Your life in disarray.

Well, whatever we feel, we should not disown our stories. Our stories give us perspective and the more we have lost, the more perspective we have. As a noobe in the UK, my rich paste and perspective is a gift to people in my new home. My very disappointment is what I have to enrich the lives of others.

Our influences

As I arrived in a new country, I felt muddled. Any disruption ~ a new job, a new house, new friends ~ might have confused me. Losing a country is just an extreme mutation of a general theme!

Slowly, we begin to make sense of what we contribute through our interactions. I do a lot of work on the internet and I was helped on my way by reading the Chief Happiness Officer, Steve Roesler, and Barbara Sliter.

My mission is to be happy

From the Chief Happiness Officer, I learned that my job is to be happy. I felt a bit silly, I must tell you, until I realised that happiness isn’t my vision. My happiness isn’t the bigger story or the shared story. My happiness is my mission.

My happiness is how I contribute to the shared story because happiness is contagious. Because I am a noobe. Because I have a rich past and my perspective on what is good and true at this time and in this place helps people around me fulfil their missions, whatever those missions may be.

My vision is a world where we are confident of our countries

I learned my vision from Barbara Sliter.

“We are ready for more: more meaning, more challenge, better environments, interesting work, balance of life. We are ready to be co-creators”.

I want to contribute to the world where our search for meaning is more legitimate, easier, likelier, just fun. Less hassle and more fun.

My vision, which I think is widely shared, is a world where people wake up with curiosity about what the day holds and sure that their contribution today makes their country great and their community great, their workplaces, schools and colleges thrive, and their families happy and warm places to be.

The execution

And I learned how to execute my mission from Steve Roesler. Steve suggested that employees must start the conversation. I am a work psychologist, so this is important to me.

My specific task in the next year or so is to learn, with other people, how to have these conversations, what it means to have these conversations, what are our choices when we have these conversations, and ultimately of course, what we have learned from these conversations and how they have evolved.

My immediate task, or rule-of-thumb, is to attend to my own conversation with work and people I work with ~”The way we hold the conversation” as David Whyte says.

I am not going to worry about what other people are doing. I am going to ask: does the way I hold my conversation about my work make me happy?

And then I will ask, if changing the way I hold the conversation makes me happy, does the conversation become better, fuller, richer, for other people around me? Do I fullfil my mission of being contagiously happy?

Our uncertainties

Like most people, I don’t say aloud, or post, what is really important to me. I wrote this post a good 18 months ago and I didn’t post it! But it was still in my drafts. Thank goodness for blogging! I wish I had posted it though. This is how far I have come.

I have pursued the vision and mission OK but I didn’t follow through the execution in a focused way. Imagine where I would be now if I had done so? Of course, I can do that now! With a little bit of thought, I can add the steps to be executed to other work that I am doing now!

Elevator speeches in brief!

And there we have it. Elevator speeches have a standard structure. We find out who and what we are in conversations including our work. Some people help us pinpoint what we are doing and where we are going.

We bring in our own story ~ as it is. Often our very disappointments which give us the perspective that others find valuable.

And then we must be bold enough to say what we are doing aloud!

Possibly I should add a step under execution:

Find more places to say my elevator speech aloud so that it gets better and crisper, shorter and more relevant.

I want to bring a light to other people’s eyes.

Menus are for strangers: Good menus=Good strangers=Good business

Eating at your local

I love walking  into my local restaurant and being greeted by name. Isn’t it wonderful to go where our preferences are known and the proprietors add that special touch that takes the food from great to delightful?

I love it. I work at it. I always want a ‘local.’

Menus for strangers

At my ‘local’, I never look at the menu. I leave the choice of my meal to the chef. They know what is is good today.

But a stranger, as stranger, as stranger needs a menu. Menus help them get oriented. Menus lay out the terms of a contract clearly. Menus help a “noobe” get through the first stage of finding their way about. If it is clear, they settle down, and fit in.

A modern economy needs ‘good menus’

We hear a lot about trust these days and the converse ~ targets. UK seems to have got itself in a muddle.

  • We do need good menus,.so that strangers can find their way around.
  • We need to put back the road signs that were taken down during WWII as well and rearrange the others so they aren’t cluttered.
  • We need clear ‘menus’ for all public services so that people know what is on offer and what they must do in return (the price).

But menus aren’t there to limit people

We don’t have to stick to the menu precisely. It is not an “offer” nor a “contract”.

We look at the menu and then we make an order.  That is followed by a confirmation. It is OK for a restaurant to say we are out of fresh scones but we do have some delicious waffles.

It is also OK for a restaurant to vary the price because the menu is not an offer. Restaurants just don’t do vary the price because it would cause a muddle and muddle is what we are trying to avoid.

Menus are for noobes

The menu is there to help ‘noobes’ quickly establish the main points.

  • It’s infuriating when the menu is garbled.
  • It’s soul-destroying when the menu is full of spin and is nothing like the “real contract”
  • It’s unwelcoming when the provider wants to stick to the menu and can’t move up to a real-relationship when we are ready to do so

Successful economies have good ‘menus’ to welcome strangers

In a fast-moving modern economy, most of us are strangers most of the time. We need good information to keep the movement going easily.

  • Good menus welcome strangers whom we need to prosper
  • Good menus help strangers get oriented so we move quickly towards a contract
  • Good menus are not the contract and should not be confused with the contract. Confusing the menu with a contract is, well, confusing.   is not good manners. It is not legal. It is not honest. It is neither good business nor good running of the economy. It is certainly bad politics. People understand when they are getting ‘done’ even if there is little they can do about it a the minute.

First good menus. Get a sense of what is possible at what price. Then make the order. Then give the confirmation. Then deliver. Then pay.

That’s how it works. Good businesses move people to status of ‘locals’ as quickly as possible and let them tweak what they want at step 3 where they vary

More bad news coming. The internet will expose more institutional spin

I know my institutions and can read their behavior

Many years ago, I friend of mine was negotiating his salary with his employer.  To aid his efforts, he paid a friend who was an employment agent to advertise a job just like his and to offer a wonderful package.

My students at the time were all excited.  The advertisement vindicated their choice of major.  Yes,  if they worked hard, they could follow an institutional path and be rich!!

Not even knowing my friend’s devious scheme (I found out later), I dismissed the advertisement with a contemptuous, “It’s a scam”.

See, I knew three things that my students didn’t know:

  • The prevailing salary rates, not just in my profession, but in sister professions of accounting, marketing, etc.  I knew what the market thought was reasonable.
  • Business conditions and the amount of gross profit available for institutional careers (you know the one’s guaranteed by the taxpayer no matter how much you mess up)
  • That people run institutions lie.

Before I worked as a work & organizational psychologist, I too thought institutions were honorable

I remember the first time I fell for an institutional scam.  It was a painful experience and it took me years to get over it.

We trust institutions

When we are young, we believe that institutional leaders are honorable.  Institutional leaders go to great lengths to make us believe that because that is their job.  After all an institution is only an institution if it is stable and trusted.  So they will tell you anything to have you believe they have done their job.

But we should remember that to check whether they are trustworthy

And that is why we must not trust them.  We must ask for evidence.  Hard, cold evidence.  What are the career paths in the organization?  Where are the statistics?  What are the future scenarios for the organization?  Can you look at them?

In the days of the internet, data on the institution’s performance should be freely available

And I am afraid that if that in the days of the internet that if that evidence is not freely available on the internet in slurpable form – meaning that you can download the  input data, not the processed data – then they obviously have something to hide.

Harsh words, I know

But remember my friend, and remember how my students were taken in.

Ask questions and the first question is ~ what happens when I ask?

First sign of scoundrels running the organization

If they don’t want to answer, or if they set up a meeting where we are doing all the answering and our questions come after they have made up their minds, then they are frauds.  Then they are frauds and and we have found them out.

Disappointing, of course.  Doubly disappointing.  Trebly disappointing.

  • We don’t get what we want.
  • Institutions by definition should be honorable.  So we don’t get what we want AND we know we have frauds in our midst.
  • Institutions are usually paid for by the taxpayer.  We don’t get what we want, we know you are trying to cheat us AND we are paying for you.

My priorities when you use public money to cheat me

Hmmph.  Well for now, my priority must be to get what I need and want.  Then I will participate to clear out the rotten institutions.  Then I will think about recovering my money from you.

Is that the right order?

For the young & inexperienced

And if you are young and inexperienced, stop trusting institutions who don’t trust you with hard, cold data.  Spin that they have done their job of making a safe, orderly environment for you is not evidence. Ask for the evidence.  If they don’t have it, act accordingly ~ warily ~ get what you need and in due course, expose their shenanigans.

Positive psychology and an adult response to the financial crisis

The day I crossed the Rubicon to adulthood

It was a hot, in October. The rainy season was approaching but had not yet arrived. A fan was going full tilt in my office. Behind me, my windows were shut. Below my window, our lorries belched diesel fumes as they queued to exit the factory gate and take flour and maize meal for hundreds of miles around.

My phone rang and in the brisk and formal business culture of Zimbabwe, I answered it promptly: “Jo Jordan. Good afternoon.”

My caller came from outside the company. We had been at university together. And she had a lot to say about the local psychological association. I agreed. And said so.

Then I drew myself to a halt. I was the Secretary of the Association and had been for 3 months. If there was anything that needed to be done, it was my job to get it done.

And hence, I crossed an important Rubicon. I was no longer teenager/student/young adult . I was a citizen fully responsible for the way we ran our affairs.

When did you make the transition from adolescent to adulthood?

Some people never make that transition. Forever, everything is someone else’s responsibility.

Today, something in my feed caught my eye and jolted my memory of when I grew up on a stifling hot and dusty day when we were waiting for the rain and for the new agricultural season to begin.   The story was about the general loss of respect for employers in the wake of the banking crisis.

Employment is not a private activity

A feature of employment law is that the manager, representing the owner, knows best. It is an absurd assumption but some people insist upon it. When we do, we take on a mantle of responsibility, not just to the owners, but to people on whom we imposed our judgement. And to deliver, we have to manage events not just inside the company but outside too.

We cannot manage the rains, perhaps. But we are responsible for responding adequately to the weather, whatever it brings.

Our outrage at the bank failures and MP expenses

The reason why the bank failures and the MP scandals have shocked us so is not the professional errors themselves. Few people understand exactly what happened in the banks or the mysterious absence of accountants and auditors in the Houses of Parliament.

But we do understand that both groups claimed status that put their judgement above ours. And they weren’t able to deliver on their promises they made when they arrogated status about ours.

We are hearing arguments from bankers and MPs that the privileges of office must be sufficiently high to warrant the responsibility they carry.  So they do understand what they promised!  But their arguments are back to front, of course. First, they need to show they can carry out even the basic responsibilities of public office before we worry about awarding privileges!

All public office, being a prefect at school, being secretary of the sport club, and for that matter, being a director of a private company carries the same basic responsibilities.

Implicitly, we promise to

  • Speak up when something is blatantly wrong
  • Live up to the procedures of contract and documentation that our culture has worked out over the centuries
  • Understand where the world is going and make adequate provision for the range of events that might occur
  • Show uncompromising loyalty to the people we represent and presume to order about
  • Represent the whole team without whining and making excuses

There is a big difference between nitpicking and exercising our office responsibly

You may feel my argument is completely wrong

It may be that you see no connection between the behaviours I listed and things going right or wrong. If you don’t, I’d be happy to see a rebuttal but experience tells me that you will not advance a logical argument. You may argue that no one will notice any way. You will probably just dismiss me with contempt.

You may dislike nitpicking implied by rules

You may also have an inherent distrust of nitpicking. Exercising judgement and compassion, I would argue, is different. People who exercise judgement and compassion don’t hide behind rules. They judge the situation and manage it so that we achieve the outcome we want and help the person we assisted grow into a leader themselves – responsible, thoughtful, effective, loyal and with good moral & practical judgment.

You may feel you have no responsibility to anyone but yourself

It is also possible you see your job about looking after you and your own rather than every one around you and beyond. You are likely to have made up your mind on this point quite early in roles that you held at school, college and university. Early on, you will have decided how you would execute collective responsibilities.  Is the group there for you, or you for it? Did you speak up when things were plain wrong.  Or did you allow rubbish to accumulate thinking you would be out of the picture before the results became evident.

All that is necessary for evil to triumph is for good men to do nothing

You will know your own opinion, of that I am sure, and you might tell me here.

But it is likely that I have divided opinion. One group will dismiss me with contempt and pity.

They other would like to know more about acting responsibly and would like to work in environments where responsibility is more highly valued.

Is it too much to agree with Edmund Burke that we all allowed the system to drift into such disarray?

Where are doing exactly the same thing – keeping our heads-down because we believe so little in the people around us that we don’t believe they will listen or care?  Where are we speaking up contentiously and carping and whining rather than engaging on matters that we are responsible for?

Should we begin by ticking off parts of the system that work well and doing more of them?

What we know and don’t know about future labor markets

Are our markets efficient?

Gee, I have been so buried in writing proposals, I no longer have any idea of which day or week it is.  Rather literally.  But it is in writing proposals that we realize just how inefficient the market economy is.  All these people marketing, selling, bidding, cajoling.  Do we really increase the value of the economy this way?  Isn’t this time wasting much like the perennial security guard at every doorway in a third world country.  Doing nothing, going nowhere?  Don’t you get incensed at the waste of your time?  Let me explain further why it affects everyone.  You, me.  Our sons. Our daughters.

Flexible labor markets

You all know the concept of a “flexible labor market“, don’t you?  If not follow the link to a clearly written A level crib sheet.

Good markets

Flexible labor markets are based on the idea that a good market  “clears”.  A market is good if I can bring my tomatoes and customers come and buy them.

The price is not determined in advance. The price is allowed to change with supply (number of people selling) and demand (number of people buying).  And as we all know, at the end of the day, the price can drop significantly as sellers contemplate no sale.  Equally, the best stuff will sell at a higher price early in the morning.

Good labor markets

When we come to labor markets, the idea is that you and I, sellers of labor can go to the market and sell our goods, that is, our time and expertise.  If there is a good market, we will be bought, when we want to be bought; and buyers will find someone to buy, when they want someone to buy.

Labor markets that you and I know

Of course, labor markets are not 100% flexible.  We are blocked in by contracts.  The employer guarantees to give you work and to pay you on time.  You guarantee to do work and have to give notice if you want to change employers.

Rigid labor markets

Some labor markets are very inflexible.  I believe in the UK, 30 years ago, if we wanted to move a telephone in a student dormitory, it would be a nightmare.  Why? A telephone technician wasn’t be allowed to screw the device onto the wall.  That was the carpenter’s job.  If this story is not 100% accurate, then it was similar.

Not everything has changed

The “defined benefit” pension scheme also adds rigidity to the markets.

A defined benefit (DB) scheme means we pay in a fixed % of a our salary today for the right to draw a pension at a given age (usually 65) at 66% of our average of last three year’s salary (or similar calculation).

The importance to this calculation to what I am saying today is not the pension, much as it is on everyone’s minds, but that the 66% was based on an assumption of working for 40 years out of 60 for one employer (starting in your early twenties).

Here you can see the legacy of rigid labor markets that we haven’t sorted out, even in theory.

Why do systems like defined benefit pensions distort the labor market?

Implicit in your monthly donation of a fixed %, is that you will stay for 40 years.  If you leave before then, you will pay a heavy financial penalty.

So most people stay.  Every year, some people retire and we can replace those with 20 year olds while everyone moves up a notch.  Neat?

Yes it is, BUT

.  .  . this model doesn’t allow for radical changes in skill.  And it only works when people do retire – which they haven’t been the case with the bulge of the baby boomers.  Of course now the boomers are approaching retirement, organizations running this model will suddenly need to take on a lot of young people, some of whom will not be able to get the experience they need quickly enough to replace people who are leaving.

Equally, if you have to take people on for 40 years, as an employer you may think twice.   It is much more convenient to be able to ask someone to leave when you have no work for them or cannot afford to may them.

Why employers like a flexible labor market?

So employers like a “flexible” labor market.  They want it to be easy to ask people to leave.

What is the payoff for us?

And the payoff for us is that

  • young people are more likely to get “starter” jobs
  • we should be able to move employers more easily
  • the economy should be more vibrant with a better match of skills to changing conditions.

But what a muddle

The downside is that we haven’t thought this through.

Pensions and in the States, health insurance, are tied to employment.  So employees are unable to move.

If employers don’t provide these benefits, an underclass of employees develops.  In the trade this is aptly called the secondary labor market – cheap and disposable.

And where does this leave employees – people of working age

My biggest concern is that when a labor market is massively flexible, how do employees – that is you and me – the sellers of labour, see far enough ahead to know what to invest in?

Of course this is an issue in all business.  How do farmers know how many tomatoes to plant?  How does Warren Buffet know what stocks & shares to buy on the stock market?

They do it in three ways:

  • They form institutions – trade associations or their own firms – to do research on markets and to influence markets through lobbying and marketing.
  • They make long term contracts – e.g., agree to sell to TESCO’s at a pre-determined price
  • They get better real time information on markets.

Think of third world farmers contracting with FairTrade to sell you coffee.  They are doing it less for the price and more the stability of the contract.

Think of third world farmers who adopt mobile phones at the speed of light because they can find out prices readily in local and international markets.

What the theorists haven’t delivered

So why then do we assume

  • Employees (you and me) don’t need information on future prices to decide how much to invest in skills today?
  • Employees don’t need sane coherent contracts that allow us to complete a season.  A season may be 6 months to a year for a farmer.  Our investment in a 3 year degree is repayable over what period with what certainty?
  • Employees (you and me) shouldn’t band together to form trade associations to research and influence markets.  I know that is what unions do, sort of. I know that is what good professional associations do.

My question to you

My question today, and I hope some people can answer it, as I am a noobe in this part of the world, is

which political parties have an explicit agenda to make sure each and every person has sufficient information to make informed decisions about the investment in skill.

I don’t think governement has to make decisions about our investments for us.  But it does need to make sure there is an environment in which institutions who repesent us emerge (and do their job well).

Where does a young person in the UK and the USA find out this information?
